The secret is to be proactive from day one. Follow up, Act and build back up plans to avoid the fall of vendors: 1. In the purchase order, add condition that request the vendor to submit complete procurement plans, supply chain plan, material delivery to factory, production and shipping plans. Request regular updates as well. 2. Visit the factory to check all is going as planned. Make regular video calls to check production lines. 3. Build back up plan, specially for the 1st & 2nd fix items. Submit alternatives for the approval of the supervision consultants upfront. 4. Using 1 ready-mix or orprecast factory isn't wise. Distribute the work between 2 or 3 vendors. 5. Hire great procurement managers, this will help alot.

To ensure timely completion when a vendor is falling behind on project deadlines, first communicate directly with them to understand the reasons for the delays. Assess the impact on the overall project and identify any specific obstacles. Collaborate on a revised timeline, setting clear, achievable deadlines for deliverables. Offer support or resources if needed, and maintain regular check-ins to monitor progress. If issues persist, explore alternative solutions or backup options to mitigate further delays.

I recommend reassessing the project schedule and identifying any non-critical activities that can be postponed or accelerated to make up for lost time. In my experience, adjusting the sequence of tasks or reallocating resources can help mitigate delays without compromising the overall project delivery.

It is necessary to discuss with vendor, labour mobilisation plans. Sometimes communication is poor between vendor engineer and laborers. I have seen just 1 way communication between vendor engineer and labor team. Vendor Engineer - "Please mobilise 15 members tomorrow at 8 AM" Then we see none turns up. It is advisable that a 2 way communication has to be there like " Where are you currently working? How many members are available to work tomorrow? What steps need to be taken if a work need to be started tomorrow at 8 AM? if you cannot make it at 8 AM, how can you make sure you finish the work on time?" These things, 2 way communication is often missing and is the key to site issues.
