One of the fastest ways to calm your nerves is exhale-emphasized breathing. It activates your parasympathetic nervous system (the “calmness system”) in real-time. Here are 3 brutally effective techniques that might help your team destress: 1) Three-six breathing: Inhale through the nose for 3 seconds. Exhale through the mouth for 6 seconds. Repeat this 3 times (for 36 seconds in total). 2) Physiological sigh: Inhale deeply through the nose for 2 seconds. Add a second inhale through the nose on top of the first one for 1 second. Exhale fully through the mouth for 6 seconds. 3) Cyclic sighing: Perform physiological sighs – which take about 9 secs each – consecutively for 5 minutes.

Short breaks with fun activities can help re-energize and refocus everyone. Try incorporating quick team-building games like "Two Truths and a Lie" or spontaneous trivia quizzes. Encourage regular short walks or outdoor breaks to refresh their minds. Rotate "coffee break chats" where team members talk about non-work topics to lighten the mood. Introduce energizers like 5-minute stretch sessions or desk yoga to release tension. You can also organize creative breaks, like quick drawing challenges or sharing fun facts, to bring some variety and laughter into the day.

Mindfulness can be a game-changer for managing stress in overwhelmed teams. First, help your team understand the current situation and how everyone’s efforts are contributing to meeting the deadline. Encourage team support and collaboration. Schedule quick refreshment breaks after a few hours of intense work. Bring the team together, share a story or joke to lighten the mood and spark out-of-the-box thinking. Implement the 4D rule—delegate, delay, delete, do. Engage in quick exercises like jumping jacks or a funny dance to release tension, followed by 2 minutes of yoga breathing for calm and focus.

As a leader my first question would be, how might I be contributing to overwhelm and stress? Leaders cast long shadows. What do you model? Self-awareness begins at the top. Are you able to Pause, Observe (what's going on here?), & Choose (an action) or are you reactive? Workplace mindfulness is a skill to be developed. And like any skill, if you want to be an expert, practice, practice, practice. Accountability begins with self.
