The first thing to do even before working on the root causes of the delay is to have a fair assessment if the delay. It is sometime challenging because team members will have a accept that they are late compare to their initial commitment. It will require trust and transparency between leader and team to get this fair assessment of the situation.

Understand the current perspective vs when project was started. Differentiate critical and non-critical one from the list Have dialogue with the team to understand possible options to address critical items and implications of the same. Get team onboard for gap analysis and to have same sense of urgency and alignment

I would love to use daily standup meeting in such scenarios. Where we precisely asked 3 questions 1. What did happened yesterday? 2. What’s the plan for today ? 3. What obstacles blockers or impediment are holding works? Based on this discussion you can understand the issue to be resolved what’s holding your team back. And then you can work with empathy with team to get them back to track.

It is essential to pinpoint the underlying reasons behind the delay, analyze crucial points, and dependencies necessary for task execution. Reevaluate the situation and implement changes through collaborative brainstorming with the team. Initiate daily priority monitoring to prevent additional delays and address the existing gaps.

Adjusting the plan is the key. Figure out what really needs to be done and just do that, everything else can wait. Projects often go off the rails because of lack of direction and focus.

The way the plan will be adjusted will highly depend on the way the project is managed. Considering that we want to protect delivery date of the project: - in waterfall management mode, adjustment of the plan will be done on Quality or on Resources, - in agile management mode, adjustment of the plan will be done on the Scope delivered. It is important to be clear on the adjustments done, to get them communicated and agreed with all stakeholders.

When projects fall behind, it's all about adjusting the plan and focusing solely on what needs to be done. By cutting out distractions and honing in on essential tasks, we can swiftly regain momentum. Getting back on track means prioritising action over everything else. With this approach, I've consistently seen teams overcome obstacles and deliver results. Root causes and lessons can come after.

Communication is key. Once you know what the roadblock is let everyone know. Be honest and realistic. Then get buy-in from stakeholders and make adjustments. After that keep the lives of communication open

Be the bedrock for the person that is under presure. Talk to her/him. Free up time for them to do job, and take over on your sholder handling other stakeholders or teammembers. On meetings be positive. In today world full of whats up groups, e mails, calls dont hesitate, take team kr single person for a coffee, relax them, enspire them!!!

Despite how cliche this step might sound, but having a high working morale is actually making a lot of difference. A huge problem can be solved together in a high morale team, whereas any small issue can sink a whole team if the morale of the team is low. Giving word of encouragement, not blaming anyone, keep being calm are some of the steps to motivate your team.

Nothing motivates the team as much as seeing their leader working harder than anyone else and encouraging them to achieve the goal. One of the most important part is empiricism & focusing on smart work & team work than hard work. So many time team members forgets about the team. Proper team working agreements should be defined, when someone should ask for help?, Is there an environment where people are afraid of seeking help, observing & sensing anti-pattern that leads to broken & non/performing teams. Team needs to be regularly coached & mentored & purpose should be to convert group of people to high performing teams.

Adjust resources if possible and break down tasks into manageable segments to enhance progress tracking. Motivate the team, acknowledging challenges and offering support. Regularly review and adapt the plan as needed, remaining flexible to unforeseen challenges. Once back on track, conduct a retrospective to learn from the experience. This strategic and supportive approach helps manage and mitigate project delays efficiently, ensuring the team is aligned and focused on meeting deadlines.

Retrospectives are key with projects that have experienced friction. Identify the following and course-correct for the future: - Was all the work needed to complete the project identified prior to the start? - Were requirements changed after the start? Were they communicated internally and externally? Was work shuffled in/out accordingly and scope adjusted to account for the deltas? - Were tasks estimated and sized appropriately by product and engineering? Were they too low, were they too high? (Early delivered projects are better than late but both can be equally disruptive to business cycle planning.) - Were the right people involved at the right time? People, Time, or Both? - Was communication early and often?

Be ready to fall, fail and have mistakes in analysis, creating backlogs etc. But these are experience that help us to put more value to product, help customers and create incremental products.

Remember they are people and treat them with empathy and respect. People are allowed to make mistakes and fail, its what we learn and how quickly we recover that shows who we are

One of the biggest things here is not just about how to get your team back on track, but how you communicate the current status to stakeholders. There needs to be clear communication with the team working on the initiative as well as with the parties who are invested in it or might depend on it. If you have to adjust your plans, then they might need to adjust their plans as well

Following actions points could help to get the project on track: 1) Assess the situation. 2) identify all the tasks lined up. 3) Break the task into smaller measurable tasks. 4) identify the tasks that can be completed parallely. 5) Inherit from the previous similar projects. 6) Deploy the testing steps after each feature completion. 7) Deploy experienced resources. 8) Monitor closely.

Sometimes getting back on track is not a possibility. Perhaps you've been handed down a project that has systematically suffered from optimistic assessments; perhaps you're facing a challenge like what the pandemic imposed on logistics during the 2019.... Have an objective framework and assess situations with an open mind and a bias for positivity. Individuals hate failure, so you can assume if result's haven't been reached, it's not their fault but the system's. Assess the reality in an objective way and communicate. When time becomes a constraint, communication evolves into an ally.

I believe, including the team will help to self-reflect and create accountability to performance. Within the same vein, by including the team in the solution process you can encourage growth in problem solving skills. It's easy for leadership to find pivots and solutions and just tell people what to do…. The challenge is to include the team in the process in an effort to have them feel empowered and walk away with a sense of ownership to the solution….even if it was under the leadership guidance to the “company's” preferred pivot. This might have been a bit to wordy….essentially, lean on the team that is helping you build the dream, to also help you build the solution.
