Talk to them, get to know where they are with the current tasks in hand, discuss the proposed changes, help them understand the gravity and impact on business. Important factor is, you have to be honest & transparent with your team, you have to have the acceptable and respectable relationship with them. You should listen to them, get to know and accept the impact of it on other deliverables and resources. Managing the scope change without hurting much the timeline within available resources is an art. Effective communication and proactive leadership plays a critical part here to ensure the project's and team's success.
