First of all acknowledge and inform that there is a challenge ahead and this would affect the progress of work. By being transparent, showing empathy and effective communication, we can say, "Unfortunately the item that you had chosen has run out of stock." We can suggest alternatives or we we can give you a timeline and try and strictly adhere to the deadline. By meeting the client in person and explaining would be the best way since the client would understand that we have taken efforts to understand, acknowledge and communicate showing our intent thereby building Trust. Trust is the most important thing. When the client believes you and trusts you he will give another chance. To be careful about the days needed to procure the material.
