Your 3D modeling team is falling behind on a project. What can you do to get them back on track?

Broadly speaking there are only 3 reasons why this will happen. 1. Poor planning. The simple fact is that it's too much work for the timeframe. 2. You're using the wrong technology for the job. 3. One or multiple artists are producing too slow to complete their tasks on time. Figure out which of these 3 areas your lag is coming from. (might be a combination of them). Then focus on resolving that area. *Often times you can recast your work to a more appropriate artist. As opposed to just randomly assigning tasks. (This is rarely the best idea) *If it was a production issue then deal with production and find creative solutions to move/shift/swap head count to accommodate. If it's a tech issue then it's likely going to be solved next time.

Identifying the strengths and weaknesses of the team and commending them on how good they are doing will definitely help to motivate them and give their best.. Making sure that they are not getting stuck and checking with them also helps as it will help them overcome challenges much faster. If you are in a leadership positon make sure that you are approachable so they can come to you without any hesitation to clarify their doubts. Having a good plan on how the work should be handled by each member of the team to maintain pace and confidence is key. If you understand your team well and have a good bond it becomes easier to plan. You can always take input from the team as well if they are comfortable with the tasks they have at hand.

Revised timeline: Implement clear, achievable milestones to regain focus and accountability. Communication and collaboration: Encourage open communication and streamline workflows. Here are a couple of points that I find commonly contributing to a team falling behind; -Not preparing the asset according to what is needed. Sometimes assets are ultimately only going to be used as proxies, and are just being used for previs, for example. Assets like these shouldn't be prepared the same way as final deliverables, it winds up being a waste of time and effort. -Organization. This is an incredibly common problem, which makes handoffs and iterative workflows incredibly cumbersome. Personally, I find one of the most helpful places to start with a project to be establishing a solid organizational template. It should match the size of your team, and also accomodate any departments involved.

To get your 3D modeling team back on track, start by identifying bottlenecks and workload issues, and then improve communication through daily stand-ups and clear documentation. Break down the project into manageable tasks with clear priorities and deadlines. Communication is king. When things don't go quite right, it often boils down to poor communication somewhere along the line and there will be red flags along the way. Train your team to spot these problems and when they do, mention them to your team. If a problem is spotted early enough, a solution can be found and the issue ironed out. Educate your team on what to look out for and what to do if they spot a problem. Always remember, you can not over communicate.

In my experience, one of the main reasons for 3D modeling team behind the schedule is due to constant changes in upstream disciplines. Project schedule should be monitored closely. Any major change which affects 3D modelling should be managed through change management. There should be a work-hours and schedule impact assessment due to any late change.

In general, creations and planning are not always working at the same rhythm. the most important is to identify quickly the problem to keep the goal and to adapt a new way with tact. And never to forget that all your staff are human being. Nothing is perfect but there is awlays a way depending of the present situation. in this case creativity is necessary..
