Defining the vision and purpose is an important role for a leader. This requires a very good understanding of the context both externally and internally. A holistic contextual intelligence requires understanding the external forces ranging from the products and markets the organization serves and the technological or regulatory environment. Beyond contextual intelligence, the leader must illuminate the specific path or direction an organization should follow in that surrounding context and the internal. In smaller organizations often this comes directly from the Founder/CEO, while in larger organizations this often requires a combination of top-down and bottom-up to create a shared vision and purpose with a mission critical mass.

In any successful Integrated Smart Manufacturing Project, close coordination within the cross functional team is the key. It is not only about stake holding but inter dependency of the functionalities which impact their areas of operation. A common shared and clear purpose and end goal is important for better coordination.

The first step is to understand the vision and purpose of the company and your teams (including your role) precisely. Then if you are a leader, its important to make sure your teams are aligned to this as well. Having group meetings including 1-1 sessions with every member is crucial. I usually have an open door policy so everyone feels comfortable having those discussions. Its only when you are all completely aligned that you see desired outcomes.

Designate team leads for each function. They can coordinate amongst each other to ensure the proper set of skills is aligned with each emerging task.

Establishing roles and the associated processes is important for all members of cross-function teams to understand each other's expected value addition and shared goals. Some organizations use the RACI matrix to clarify roles. RACI stands for Responsible, Accountable, Consulted, and Informed. While having a good understanding of each other roles clears ambiguity and role conflict, one should also be careful not to get too dogmatic about it and leave some room for wearing multiple hats and being able to accommodate "innovative" thinking as well. Often the role a person is playing on a cross-functional team may only be a subset of their capabilities and healthy cross-functional teams leverage full capabilities if possible.

Creating a RACI chart and sharing that with everyone involved helps people get a visual sense of what everyone is expecting from them but also what they are responsible for. COMMUNICATION is simple yet not used often. :) It is never going to hurt if you communicate more than needed. Repetition sometimes feels needless. However, it goes a long way in keeping everyone aligned & onboard. Keep communicating is my secret to keep the team on track towards success.

Leading cross functional teams towards a shared goals is akin to the role of a CEO who has to bring different company functions to play ball and create value for the organization overall. Some of it relates to company culture as well as organizational structures, norms, and reward systems. However, at the end of the day the organization (and cross functional teams) are made up of a collection of individuals with different skills, experiences, motivations but what each individual needs to be good at is having a “growth mindset”. Growth mindset implies being open to new possibilities, having healthy curiosity, and constantly learning. These characteristics are particularly important in times of rapid technological change and innovation.

To ensure seamless alignment within cross-functional teams, fostering a culture of continuous learning and growth is essential. At the end of the day, in large organizations, cross functional teams work well when the larger “corporate” identity and purpose is more appealing than their functional “fiefdoms”. When a fiefdom alignment is stronger or more advantageous for individuals, identity misalignment will remain. We tend to assume all leaders are rational decision makers, however, they too are fallible to human frailties of power and egotism. The root of getting it right lies in the right organizational culture and reward systems, something that the CEO and ELT must drive purposefully.

Communication, and then more communication. When we are dealing with large teams it very often gets 'assumed' that a message is received and even more importantly understood as intended... I spend most of my time using words like 'are you comfortable with' or 'can you tell me in your words' to ensure communication is clear and aligned. Also identifying the 'silent', 'black' spots in the team (across all areas) is important and even more so how to manage them into the vocal/visible space so there is no misunderstanding. I always state to these teams, any communication coming your way should never be a surprise or the first time you hear it as you are a member of it.

Keeping the cross-functional teams cohesive and aligned is not a one time job, but a continuous journey - All teams should be able to see the common objective, the one truth - They should know their value, show them how each of the teams is contributing to the success of that objective - Each team should also know how their inaction can impact the interdependencies and hence become a weak link Illustrating qualitatively and quantitatively of all the above points is critical

The foundation on a cross functional team is starting with a strong team development activity. Not just the traditional have fun and bond exercise. But rather understanding of each person you will be working with. It is this that sets the tone for the team's success. It equips each person to know how to communicate with each other in a way that allows real understanding, it prevents conflict from happening because each person knows what's top of mind for the others and it helps the team leader lead each person effectively without being drained (we know how tough cross functional team leadership can get on their time and energy level).
