What strategies can you employ to ensure each leader receives personalized coaching despite time constraints?

People always assume coaching needs to take a long time, 1hr sessions or more, but it can be very successful in short sessions once the relationship is strong, especially if the clients are given good tools. So don’t be afraid to try short sessions!!

It is possible to offer personalized coaching to team members by structuring a tailored approach based on their level of skills and individual development priorities. At the beginning of the year, set a meeting schedule for each team member and focus on one or two skills to develop (outside of business and project topics, of course). Provide specific feedback and advice at each stage and measure progress. If the team is large, you can also offer coaching through professional online coaching platforms, such as Click and Coach.

Experiment with shorter sessions. Skilled coaches in trusting partnerships can facilitate incredibly effective sessions in as little as 20 minutes, especially when the coach/coachee are meeting consistently.

Protect and block the time out. High performers recognise the need for personal development and coaching falls firmly into that bracket. Consistency, rather than urgency is the key to successful coaching.

Highlighting the importance of their coaching time as well as aligning coaching sessions with each leader’s most productive hours. By prioritising high-impact sessions when energy levels are at their peak, leaders can maximise the value of their coaching despite tight schedules.

Group coaching sessions can be a powerful tool to address widespread leadership challenges. While individual attention remains important, a collective learning space enables leaders to benefit from their peers' experiences. Customize these sessions to accommodate each participant's goals, and employ breakout rooms or paired discussions to facilitate personal engagement and robust communication. By leveraging group coaching effectively, we can foster an enriching environment where leaders refine their skills and address common obstacles collaboratively.

Group Dynamics works really well with leadership coaching. Small groups of leaders preferably from similar industry sectors may be coached together. Care has to be taken to give enough time to the people to get to know each other well before such sessions.

Online learning, resources, and webinars are fantastic for delivering and accessing coaching materials from anywhere! Digital overwhelm is easy to come by so don't bombard leaders with 50 channels to manage already.

Often it is easier to schedule an hour for an online coaching session on Zoom or Teams than it is to schedule a face to face session. There is no need for either party to travel, and you can easily protect either end of the meeting time.

Leverage digital tools for asynchronous learning and support in leadership development. Platforms offering personalized content, exercises, and feedback enable leaders to access resources at their convenience. This approach complements live coaching sessions by fostering self-reflection and skill practice at the individual's pace. Subsequent one-on-one sessions can then focus on discussing and refining these skills, optimizing time and creating a more holistic and tailored development experience for leaders.

Utilizing digital tools like video conferencing, collaboration platforms, and shared documents ensures personalized coaching while saving time. These tools provide real-time interaction and support outside of formal sessions. Use coaching apps to track progress, provide feedback, and assign follow-up actions, enabling leaders to engage with personalized guidance at their own pace, even between sessions.

As coaches we focus on the individual and as such our sessions are personalized. We have the luxury of taking a different approach with each client even when they are short of time because we respond to the differences and similarities between one leader and others. When coaching I try not to think about time. Even if we only get to one topic, many leaders appreciate the space and time that a coaching session offers. Sometimes it is just that space that they need.

By identifying key opportunities during our conversations, I help clients recognize what they’re currently creating for themselves and how it either aligns or misaligns with their desired outcomes. Leaders may lose sight of their goals over time due to the day to day involvement with the business, but I continuously bring the focus back to how their current actions and situations directly impact those goals and results. Delegation starts with exploring what they are responsible for. Busy leaders often DO too much because it feels more efficient to get something done that delegating to someone else. Bringing it back to what the leader is responsible for - creating an environment that empowers others to succeed, contribute and create benefit for the organization and its customers is their primary responsibility in most cases. Getting clear about that can help them identify what it is they need to do and what can be delegated to others.

What you want to have happen and what actually happens is a direct result of how specific you were in communicating expectations. Delegating wisely to save yourself and team time is a point most people can improve on when they become aware of the impact it has in all aspects of the business. The ability to do this frees up both the leaders time to work with a coach and prevents double work in the end. Taking time to ask for feedback and confirm an understanding of a task, being patient and open to receive questions in a manner that allows people to feel confident asking, and trusting that if there is a glitch in the process people will also trust the leader to be responsive. Communication is at the root of all good and .. not so good:)

Provide guidance when assigning tasks, setting clear expectations and offering support whenever needed. Monitor progress without micromanaging, reaffirming trust in team members' capabilities while fostering their autonomy and confidence. By mastering delegation, leaders not only create space for their own growth via coaching but also empower their teams to excel.

It's important to create a culture of continuous feedback. This means that leaders should be encouraged to seek and give feedback to each other regularly, both during formal coaching sessions and outside of them. This will help to ensure that coaching discussions are relevant and timely and that leaders can get the most out of the time they spend with their coach.
