You can use a simple matrix or a more complex diagram to plot your stakeholders along two axes: interest and influence. Interest refers to how much the stakeholder cares about the outcome of your transition, and influence refers to how much power the stakeholder has to affect your transition. By mapping your stakeholders, you can identify who are your key allies, opponents, influencers, and bystanders, and tailor your communication and engagement strategies accordingly.

Listing out stakeholders from sending and receiving side is key is the first step. Once they are listed - ensure to check if all the key stakeholders impacting the people, process, performance and technology facets of the transition are covered. Then mapping out their interest and influence on the decision making in relation to the transition project is key. Adding additional inputs from the various interactions/inputs in terms of their psychological profile for example - use DISC profile - if some one is 'C' - it will help understand this and customise communication to this stakeholder accordingly.

2 Stakeholder interviews

The second tool for stakeholder analysis is stakeholder interviews. This is a qualitative method that helps you gather in-depth information and insights from your stakeholders. You can use semi-structured or open-ended questions to explore their perspectives, opinions, concerns, expectations, and suggestions regarding your transition project. You can also use interviews to build rapport, trust, and collaboration with your stakeholders, and to identify potential risks, opportunities, and solutions for your transition. Interviews can be conducted individually or in groups, face-to-face or online, depending on your resources and preferences.

In my experience this is most critical part because in interviews the body language and tone of interview can be observed and this can help identify allies.

To make the stakeholder register and mapping more efficient and closest to reality - stakeholder interview is an important ways to ensure that their influence and interest to the business case and the progress of transition is best understood. This finding will play a critical role in shaping the outcomes of the transition. Hence ensuring that these interviews happens in the best possible way with 'clean language' questions, 'curiosity state of mind' and 'listening with all senses' is important

The third tool for stakeholder analysis is stakeholder surveys. This is a quantitative method that helps you measure and compare the attitudes, perceptions, and preferences of your stakeholders. You can use closed-ended or rating-scale questions to collect data on various aspects of your transition project, such as the vision, goals, benefits, challenges, readiness, resistance, and satisfaction of your stakeholders. You can also use surveys to solicit feedback, suggestions, and ideas from your stakeholders, and to evaluate the effectiveness of your communication and engagement activities. Surveys can be administered online or offline, anonymously or with identifiers, depending on your objectives and ethics.

These can be used proactively to understand information and details about process and the stakeholders working closely on the same. Thereby helping in aligning expectation accordingly across the lifecycle of the transition project. This can also be done during and post toll gates/key milestone to understand progress and pulse of all stakeholders involved.

The fourth tool for stakeholder analysis is impact assessment. This is a systematic method that helps you evaluate and communicate the potential effects of your transition project on your stakeholders. You can use a framework or a checklist to identify and analyze the positive and negative impacts of your transition on different dimensions, such as social, economic, environmental, technical, and organizational. You can also use impact assessment to identify and prioritize the needs and concerns of your stakeholders, and to develop mitigation and enhancement strategies to address them. Impact assessment can be done at different stages of your transition project, such as planning, implementation, and evaluation.

Impact assessment can be checked with various tools depending on the scale of the transition project, across the various key milestones/toll gate moments of the project. This will help understand any ongoing risk/issues and create additional check-ins.

The fifth tool for stakeholder analysis is stakeholder engagement plan. This is a strategic document that helps you plan and execute your communication and engagement activities with your stakeholders. You can use a template or a tool to outline your stakeholder engagement objectives, scope, methods, roles, responsibilities, resources, risks, and indicators. You can also use your stakeholder engagement plan to monitor and review your progress and performance, and to adjust your actions as needed. Your stakeholder engagement plan should be aligned with your transition project plan and reflect the results of your stakeholder analysis.
