The biggest man labor group that I managed was around 180 persons on a one LAND location, about 200 mts x 200 mts, all working in three different groups, civil works, drilling and a completions groups. This was a major risk for the project, but we were needing to increase production, and thus had to mix these three groups, So we had a drilling, rig, a completion workover rig, and civil works installing all kind of production facilities , all at the same time, plus all the sub-contractors coming into the location and doing their speciality services. Did this for two years, D&C 140 wells, increased daily production to 195 KBOPD. This was done with a Union labor force- except for the company staff -around 35 persons. TRIR was 11/1 MM MWH/yr.

Firstly, leadership commitment to safety is crucial. When senior management prioritizes safety, it significantly influences plant workers. It profoundly impacts workers, reinforcing that safety is non-negotiable. Secondly, supervision is pivotal. Supervisors serve as influential role models for workers. Over time, I've observed supervisors closely both positively & negatively showing a significant correlation between their influence & incident rates. Lastly, maintaining an effective feedback loop is essential. It's vital to promptly communicate findings or solutions back to workers when they report observations. This practice not only acknowledges their contributions; but also demonstrates the organization's commitment to extensive safety.

Main factors that contributed to this Safety KPI were; 1. Drilling was the one- boss Operations Leader, all ERP were done by drilling, incorporating all other groups. 2. Double down on number of Safety personnel for each group- plus made the Union respect the labor staff that started working, to guarantee a bonus if same personnel stayed for 80 % of the project. 3. Each person that worked on that location - was trained every day through different safety modules, and each group selected a top safety performer per week ( number of RI cards, and leading safety meetings). 4. Created a military culture of each person being responsible for his man on his right, and managed to get this very different groups mindsets to really care for each other.
