What are some effective tools and methods for stakeholder mapping in design thinking?

As a design thinking practitioner in the beginning of the project, you are trying to understand the people and organizations who will be involved and impacted by the domain that you're researching. Mapping stakeholders will help you understand who they are, how they are organized, what's their relationships with each other, what expectations are present.

You can use Digital tools provided from many vendors freely or paid in a way to help you to map and manage the stakeholders of your project. I suggest first start small and simple, with a piece of paper you can make a great stakeholder mapping happens. Start mapping the name of your stakeholder, than go deep and understand whether this stakeholder is from your company or external. Organization, department, function, the role and the importance of this person into your project, will make you to understand with clarity, which kind of action you need to take on this person in a way to best contribute during the design thinking process of your project.

Sakeholder mapping should be done after getting the core goals of each stakeholder - simplified. That is, trying to map complex and complicated requirements can lead to a visual map that looks like a spider's web. Simplifying their concerns helps make the map simpler to understand.

Here's the steps to map stakeholders that covers different context. 1. Define key dimensions to sort out stakeholders. Plot stakeholders in the diagram based on a set of dimensions. 2. Identify the expectations of each stakeholder. Map the relationship between one stakeholder to another. 3. Pinpoint the stakeholder to design in the ecosystem for. 4. Identify value proposition for the selected stakeholders.

To create a stakeholder systems map: 1. Identify individuals, groups or entities that directly or indirectly affect or are affected by the problem you're solving or your project. 2. Cluster stakeholders into groups based on their relevant characteristics or factors (e.g., jobs to be done, roles). 3. Map the connections between stakeholders. Use lines to describe the relationships between each stakeholder. Assign a level of influence to each stakeholder and/or connection (e.g., use different colours or symbols to indicate high, medium, or low influence). 4. Analyse the map. What do you notice? What gaps do you see? Identify potential alliances or conflicts. Remember, creating systems maps is a collaborative and iterative effort!

Free form maps also work. Each stakeholder can have their concerns on index card or sticky notes, which are placed on a whiteboard. This kind of simple, system works like big-visable-charts. This allows teams to see the interaction of many concerns in an organic way. From that, a more formal diagram can be created. Project management software that shows dependencies can hold each stakeholder concern as a work-package. While not created for shareholder tracking, it actually works well as it has graphic creation capabilities that can generate different views of stakeholder concerns within the project.

The stakeholder mapping, could go too far if not put it into a certain boundaries. 2.Secondly identify the focal point. 3. Brainstorm all the other stakeholders connected to the focal point. 4. Cluster the other stakeholders into categories 5. Use various Lenses to create connections between all the stakeholders.

Each stakeholder's concerns can be written on index cards or sticky notes and placed on a whiteboard. This allows the team to visually see the interactions and relationships between stakeholders in a more organic way. From there, a more formal diagram can be created using project management software, which can help visualize dependencies and track stakeholder concerns as work-packages. This approach encourages teamwork and provides a clear overview of stakeholders and their roles in the project, making it easier to address their needs throughout the design process.

The key is to get the stakeholder goals and concerns into a text document. Then align each goal with targeted releases. For example, I use Microsoft Project to place each goal into the same project with software work-packages. Then I can relate the dependencies with release packages. So if legal needs to sign off on every screen of an app, that requirement should be attached to each screen release.

One of the frameworks that I will live by is the RACI framework in DT to clarify roles and responsibilities within a team. RACI stands for Responsible, Accountable, Consulted and Informed. - Responsible (R): Responsible for completing the task. They are the ones who actually do the work. - Accountable (A): Accountable for the outcome of the task. They make sure that the task is completed and oversee the work of the responsible person. - Consulted (C): Have to be consulted before decisions are made or actions are taken. They provide input and expertise. - Informed (I): Kept informed about the progress of the task. Usually the bosses. With RACI, stakeholders can ensure clarity and alignment throughout the project.

In my experience, using visual tools like mind maps or diagrams is an effective method for stakeholder mapping in design thinking. Start by listing all stakeholders and their roles, then create a visual representation connecting them to illustrate relationships. This helps identify key influencers, potential conflicts, and areas for collaboration, ensuring clarity and alignment throughout the project. Regular updates keep the map relevant.

In my experience there are various tools that are used in stakeholders mapping. It all depends on the purpose of the stakeholder mapping. We could use the Network Mapping to identify what is the connection between all the other stakeholders and the intensity of those connections. From those maps, we identify questions and curiosities which would lead us towards interviews. We can also use Iceberg Models to identify, what are the mindsets and processes that's influencing the stakeholder behaviours.

Stakeholder mapping will mutate during the Design Thinking process. The paper and role may change even at the same stakeholder, for example, at the Ideation phase, a persons role may be to give you ideas about how to solve a specific business challenge, but at the prototype stage, this person may change the role to another one, can turn in one of the builders of your prototype, or in a key influence stakeholder where you need to convince that the idea chosen is the best one, and many others...

Stakeholder mapping is one of the first few tools you would use in design thinking process. Once you map the stakeholders, select the stakeholders that you want to turn into personas and focus on empathizing and solve for.

On the one hand, too many stakeholders can strap down design thinking. So what I do is add a phase to design thinking at the brief stage. Getting stakeholders to simplify their concerns so that designers have some freedom to create, yet know the basic boundaries for the project. Once we have a good idea, later stages of the design process can make course corrections for stakeholder realignment.

The whole purpose of stakeholders mapping is to identify the segmentation and the extend of the stakeholder/user network which we need to get into throughout the Design work. The stakeholders Map will show us the following:- 1. The various types of Lead users. 2. The Influence and values connection network among the stakeholders 3. The secondary stakeholders that we need to be aware of. 4. Who are not the stakeholders, which will assist us in focusing on the lead users/stakeholders.
