I would also add the use of white boards like Miro or Mural to help the collaboration between team members. You can use it to ideate on possible prototypes, put pictures of different prototypes or test results and then find ways to prioritize them (for instance using a voting tool). The nice thing with white board is that the work can be done synchronously or asynchronously and stay all in one place. Think about it as the new war room.

It is easy to fall prey to our internal biases (e.g. confirmation bias) if we are the vested party asking the questions. Identify a moderator skilled at running user interviews and ideally someone not directly involved in the development process.

In my experience, it is important to have a discussion guide with specific and open-ended questions (usually limited to 6-10) you are planning to ask and also be flexible as the interviewee may bring you in a different direction that you would not have expected.

My recommendation would be to be careful about validating too early. At the early prototyping stage, you are mostly trying to understand how your prototype may be used and what are the challenges. This is qualitative research so I would be sure not to try to quantify at this stage. On the other hand, if five users tell you they are confused about where to find the information on the home page, you do not need another 20 interviews before changing it and that were you would need to start iterating and learning more.

I agree that it it important to spend time debriefing on the process we use for prototyping so we can improve. This is often a step that is missed as the team is moving quickly to the next phase or the next project.

I believe that prototyping early can save a lot of time and money. In business, there is a tendency to want to be perfect and to know a lot so we postpone prototyping until we feel concept, financial projections, approval are finalized. Think about what you can prototype in an hour and under $100-1000. In addition, rough prototypes may get better and more honest feedback than a perfect prototypes as users may be intimated to criticize something that look perfect. Finally we often think that only products can be prototyped but everything can actually be: you can use a wire-frame or even a simple power point to test a new app, a workflow drawing for a new process or a video with a skit to represent a new experience.
