What are the most effective ways to set performance goals for team members?

Here are three strategies for managers. I've not included the SMART model here as it is well covered in other posts. In my experience, people often find it difficult to reflect with colleagues about how they perform. They often use forms to ask people for a reflection, but less often encourage each other to have a real conversation about it or to elaborate on the answers given. My advice is to not settle for answers but really sit down with each other to avoid conflict avoiding answers and conversations.

Involving team members creates empowerment. They know what they are capable of and require support to share in a safe environment.

Understand what motivates your team and work to that taking in their strengths and challenges. Not everyone responds to accolades - for some that is the worst way to acknowledge success! Work with them to set stretch targets and provide them the support they need to grow and to skill up in the areas they need help with.

One thing I found helpful is to regularly monitor progress towards the goals and provide feedback and support as needed. Celebrate milestones and achievements along the way to maintain motivation and morale.

It is extremely easy to load a reportee or a team member with tons of work without the realisation of adequate skills and training. It's his problem to figure out and deliver right? Because that's what he is paid for...... The employee might deliver once or twice but would be driven under a lot of pressure and would deliver unhappily and might start looking for opportunities. If a person is not trained enough, the deliverable will be half cooked and if you have to present that work, it's your neck on the line. You will be the looser here. Take out time to explain the task, the importance of quality in that task, the importance of meeting the deadline. Make the team member email you the progress in 2 lines to make him/her self reflect.

4 steps to creating meaningful performance goals- 1. Inspire - Determining the optimal level of challenge is key. A challenge that is far greater than the current capability causes overwhelm whereas a challenge that is far less than the potential causes boredom. Finding the right level of challenge that is attainable is key. 2. Motivate - Outline the goal and the why behind the goal. How does the goal fit into the overall vision? What value does achieving this goal add? What pain points are alleviated? This helps establish the meaningfulness of individual contributions. 3. Empower - Establish the “what”, “why”, “how”, and, “when”. Break down the goal into clear actionable steps. 4. Encourage - Offer regular check ins and support.

The dynamic nature of goal-setting is especially crucial in sectors where conditions can change rapidly, such as in construction or project-based environments. Taking the example of building a motorway, it's clear how external factors—be it weather conditions, resource availability, or regulatory changes—can impact project timelines and deliverables. Adjusting goals to accommodate a more realistic opening timeline for a shorter sector of the motorway is a practical response to such fluctuations. Benefits: responsiveness to change, empowerment and engagement, efficiency and productivity and of course, morale and motivation.

The objectives/goals as agreed upon should not be set in stone but should allow for some level of flexibility. As time progresses, the team is likely to encounter factors that were not considered at the onset yet have a considerable impact on the success of the whole team. Therefore the team leader must ensure goal setting allows the team to make reasonable adjustments and accommodate the changes. Ensure that policies that allow for Monitoring Evaluation Accountability and Learning measures are in place, any change to the goal should be discussed, agreed upon, and documented for referencing.

I found that most companies opt into a top down approach to performance review, which I do not believe is an accurate reflection of that employees performance. Performance review is not just how well that employee is doing in their role, it is also how well they are doing in the team. Are they meeting everyone's expectations? Are they doing their best or can do better to support their team and improve their work? Performance reviews should be done by 2-4 peers and the manager can give an objective view as well. And if it is the manager being reviewed, well the director can be the judge while the manager gets reviewed by his/her team. That way, performance reviews are less subjective and do not trigger feelings of employers being biased.

When you do acknowledge and celebrate a member’s performance or action, make sure you do it in public. The standard “praise in public and criticize in private” is still very true.

I agree, it is not always monetary, just public praise is enough. It cost nothing to appreciate your team’s efforts, it cost more when you only criticize.

Everyone loves a dopamine hit, so celebrate with your team on their progress, because it's about who you become on the journey to getting to the goal. Celebrate the small wins and micro movements towards the goal to create momentum. Make sure you let go of the 'how' to achieve the goal, each step will reveal a new step in the right direction.
