In my experience, it is often a challenge to get introverted and neurodivergent types to participate in these types of exercises and yet, they often have the most creative and actionable pathways. It’s important to create space for non traditional voices and views.

2 Generate solutions

Once you have defined the problem, you can invite the group to generate possible solutions. There are many techniques you can use to stimulate creativity and diversity of ideas, such as brainstorming, mind mapping, brainwriting, or SCAMPER. The key is to encourage quantity and quality of ideas, without judging or evaluating them at this stage. You can also use different formats and media to capture the ideas, such as sticky notes, flip charts, online platforms, or images. The goal is to have a large and varied pool of solutions to choose from.

One of the hacks I learned from Adam Billing @ Treehouse Innovation is to use "idea defibrillators" to help teams push beyond the obvious solutions. These defibrillator are messages written on notecards that encourage the team to brainstorm a whole new set of solutions through a wild and outrageous lens. For example, you might hand a team a defibrillator card that asks them to brainstorm solutions around their problem that can get their boss fired. Or another card that might ask them to brainstorm solutions that could inadvertently start a world war. Usually the defibrillator is impractical, but the goal is to get people thinking beyond their comfort zone. This loosens teams up and helps them come up with even more creative solutions.

I generally schedule a break after an in-depth ideation session. This gives the facilitators the opportunity to refine any in-ideation theme sorting or or affinity mapping. Make sure you leave enough time for facilitators to have a break too though! The break also gives the participants the chance, after the break, to contribute things they thought of during the different-brain-gear time.

3 Evaluate solutions

After you have generated solutions, you need to evaluate them according to some criteria that reflect the problem statement and the group's goals. You can use a simple matrix to rank the solutions based on their feasibility and impact, or use more complex tools such as SWOT analysis, PESTLE analysis, or decision trees. You can also involve the group in setting the criteria and scoring the solutions, using methods such as voting, rating, or ranking. The aim is to narrow down the list of solutions to a few that are most promising and realistic.

As anyone who knows me can tell you, I *LOVE* a matrix to rank solutions. One of the best tips I've ever been given is to rank everything by the x-axis first, then go back to the start to determine the position on the y-axis. Things will change, but you get to have 2 passes on each thing, allowing the group subconscious to mull things over. "Oh actually, no, having thought about it more, I think this needs to be a bit more to the left - and this is why"

4 Test solutions

Before you commit to a final solution, you may want to test it with some experiments or prototypes that can help you validate its effectiveness and suitability. You can use techniques such as rapid prototyping, piloting, or simulation to create low-cost and low-risk models of the solution, and then collect feedback from the group or other stakeholders. Don't be afraid to use multiple sessions to review solutions. Its a really important part of the process, and there's nothing worse than lots of sections of the day or session running over and not giving yourself enough time to actually work on the point of the session itself.
