The first step is give the new member clear understanding of the tasks, what to expect and avoid. Provide them with enough training, attachment, and also correlation from their previous experience or tasks; so they can relate on what they perform on the past so that they can get clear and bigger picture on the previous task performed. Avoid unclear/ambiguous information to avoid confusion. Plus, always ask for their opinions, struggle, and feedback so that the training can be improved, and clear the misunderstanding encountered.

Also needed is to listen to the analysts' suggestions on what potential obstacles can be/are commonly in their path preventing them from meeting those expectations, and mutually develop backup plans to divert to in the case of each major recurring obstacle.

"I would like to have a weekly 1-page summary of the data every Monday, instead of being verbally told", for instance. Also, it is helpful to communicate the priorities and urgency of each task.

This is usually lacking in feedback and is much more important than is usually treated. People need to know what they're doing right just as much as what they need to improve, not just for morale, but to keep them on the right track and keep everyone on the same page.

In my experience, making clear team values and asking the team members to reflect on their performance will cover 70% of the process. Most of the time we are aware of our performance when we know what we were expected to do. Self evaluation is the best way to know the strength and gaps and to improve them.

Evaluation based on competency is the most effective way to evaluate team members' performance, especially for laboratory professionals. For example, this may include Authorization records on specific tests, equipment, and reports. The person's capability to perform the task is the ability to make the right decision and solve the problems. Ability to acquire and apply knowledge and skills, learning to do a job effectively and efficiently.

When covering specific instances that were not up to expectations, it is more helpful, instead of saying "you did this wrong", to ask what happened that led to the dip in performance, and ask what the person will do next time to avoid that issue or subpar result.
