What are the most effective strategic analysis tools for small businesses?

Like most of the strategic analysis tools, the SWOT analysis should be revised and updated periodically (every yearly strategy retreat for example). We need to think of it as a mirror and a compass. Combined with other tools, SMEs should be able to be their strategic orientation based on their outcomes.

Navigating the complexities of SWOT analysis from both client and agency perspectives, I've served as both a practitioner and an educator. My first encounter with SWOT occurred during my education at the ripe age of 15, and remarkably, not much has changed since. Despite its touted significance in strategy decks, SWOT often falls victim to misuse. Viewed as a stepping stone, a concept put forth by Heinz Weirich in 1982, SWOT proves most potent. Surprisingly, even after over four decades, Weirich's TOWS method—an innovative jewel in the strategist's arsenal—remains somewhat overlooked. The TOWS approach involves skillfully pitting each discovery against the others, yielding a myriad of strategic pathways for exploration and evaluation.

Value Proposition, agile methodology, scenario analysis, customer journey mapping, OKR, competitor analysis tools, BI Tools, Blockchain, and crowdsourcing platforms can be considered as few of the strategic tools other than already mentioned by others for taking data driven decisions.

There are two crucial points in developing a strategy: 1. describe its market activity and 2. the SWOT analysis. Unfortunately, the first one is not sufficiently investigated and the SWOT is not honest. A simple exercise for everyone reading this: What are your market metrics? a. Market capacity? b. Market potential? c. Market volume? d. Market share? 90% of companies don't know their numbers. And of these, 80% cannot define the terms correctly. This means: no or incorrect market assessment. SWOT: most fail in internal and external perception; in current and future events and honestly naming weaknesses. Both combinations give a wrong and bad start for all further stages. Suggestion: get help from external experts in a workshop.

My experience and studies are based on the literature of R. Kühn and his market model: 1. Market system internal and 2. External market conditions. This is the first lesson that marketing students in Switzerland need to learn. Together with your competitors, customers and other stakeholders, you form playing field 1. In this area you have the opportunity to influence the events. The PESTLE is the area 2 you have no control over. For example: - An MP3 player replaces a CD - Legal regulations change and you are no longer allowed to manufacture a product. - or financial support from government agencies for your company stop Something you cannot change must be taken into account in your strategy.

Additionally, adaptability, cost efficiency, and innovative marketing can play pivotal roles in navigating the competitive landscape. Assessing network effects and understanding the educational requirements of customers further refine the analysis for small businesses, allowing for targeted and impactful insights.

I'm currently coaching two startups part of an incubation program. The first home assignement they've been given included Porter's Five Forces Analysis. To be honest, I didn't use since university or maybe in the very early days of my career. Surprisingly, the startups found the "exercice" very interesting as it helped them but themselves in the shoes of the competition, of the clients as well as analysing their external environment. This tool was extremely helpful as part of a bigger objective which competitive analysis.

I think that Porter and many other well-known marketing figures are outdated. Literature and its authors love to repeat themselves. But the times in making & sales also changed. Here too, we need innovative approaches instead of constantly repeating what we know.

Small businesses can use this tool to strategically differentiate their products or services, focusing on areas that bring the most value to customers. Leveraging strong customer relationships as a key value-adding activity can turn satisfied customers into loyal brand advocates. Moreover, VCA aids in strategic decision-making, risk management, and continuous improvement, ensuring adaptability to market changes and sustaining long-term success.

Simplicity is crucial in Value Chain Analysis for small businesses. Implementing easily understandable KPIs that seamlessly connect results both top-down and bottom-up, directly aligning with job tasks, has proven transformative. Early in my career, I witnessed this success firsthand at one of the world's largest retailers, where even maintenance workers embraced KPIs, solidifying the effectiveness of this approach. Since then, I've applied this strategy to companies with revenue ranging from 200 million to 500k, effectively bridging the gap between strategy and execution.

A process-based leadership (PBL) approach is a way of leading that focuses on the processes and systems that enable the organization to achieve its goals and objectives. A process-based leader defines the desired outcomes, sets clear and measurable KPIs, and establishes the actions and resources needed to deliver or adjust the commitments within the agreed timeframe. A process-based leader also monitors and evaluates the performance and progress of the processes and systems, and provides feedback and guidance to the team members and stakeholders involved. This helps the organization to foster a culture of continuous improvement, learning, and innovation, and encourages collaboration and communication across the organization.

Even though you are a “small business” doesn’t mean that you still can’t leverage some key tools to help you scale faster and become more profitable. One tool that can de developed is a KPI “Workbook Tracker” to help your business gain consistent insight into the most critical drivers to your business. This a repository where you can track all your KPI’s, discuss your “ROCKs”, business goals and any issues your business is facing. A “Level 10” meeting can then be implemented as an another tool where the leadership team comes together to evaluate the weekly performance of the business. Leaving this meeting and leveraging your KPI workbook will help position your business for the greatest level of success.

Balanced Scorecard methodology is a powerful tool for small businesses, although it entails a larger upfront cost and demands more effort to maintain. It's particularly effective for businesses experienced in data-driven operations, offering a comprehensive solution. However, it's more of a run than a walk in terms of learning about KPIs. While it may require a bit more commitment, the strategic insights gained make it a valuable investment for businesses aiming to elevate their performance.

Additionally, creating a 'what we will not do' list is an invaluable tool. Constructing this list can be one of the most challenging strategic exercises, yet it's instrumental in maintaining focus on your key priorities. This approach helps in clearly delineating the scope of your efforts and avoiding the dispersion of resources on non-essential tasks.

Emphasizing that 'something is better than nothing,' I firmly believe that even a single communicated KPI to a team can lead to noticeable improvements in results.

Certainly, while all the tools mentioned are invaluable, focusing on two pivotal elements becomes imperative for strategic clarity. First up, "Where to play" – finding the best spots in terms of markets, locations, and customers to put our efforts. And then, "How to win" – figuring out what makes us stand out from the crowd, making sure we shine bright.

It's also important to avoid these common pitfalls in strategic analysis: ? Lack of data-driven decision-making ? Assumptions without thorough research ? Focusing solely on short-term goals ? Failing to account for external factors like market trends and regulations ? Not regularly reviewing and updating strategies Remember, strategic analysis should be ongoing and integrated into the business's DNA. Regularly evaluating and adapting strategies is key to staying competitive and achieving long-term success.

I believe, the VUCA (Volatility, Uncertainty, Complexity, and Ambiguity) Model is a framework that has been overlooked for a long time. The present world is more prone to rapid and unpredictable changes in markets and politics. Technological advances are generating more uncertainty about how humans will interact and intervene with each other using technology. The smaller businesses face a more complicated environment to compete with larger organizations that have more advantages. This model enables leaders to anticipate and cope with the type and scale of changes and disruptions that business will encounter in the future.
