You should consider how many team members are involved in the program, how satisfied they are with the process and results, how much they have learned and improved their skills, knowledge, and competencies, how their performance, productivity, and quality of work have been affected, how their collaboration, creativity, and problem-solving abilities have been enhanced, as well as how their engagement, commitment, and loyalty to the organization have been influenced.

Engagement, participation, and commitment to a team mentoring program are good metrics to track. I wonder about ‘loyalty’ to the organization though. This is because effective mentoring often may help people discover, learn, and build new abilities and qualities and could open up more opportunities and doors they were not confident of entering before the program. So, instead of loyalty, I would recommend measuring things like promotion velocity and lateral growth such as team or discipline switch. We could also track metrics around continued connections among the mentoring cohort even after the program has formally concluded. This could be done by using simple surveys or by organizing cohort meetups and tracking interest and attendance.

Less is more. Using too many methods may be time-consuming and as such will draw a minimum of feedback or low-quality responses. Using simple review and specific questions targeting the main objectives can be sufficient.

Please consider maintaining a periodic meeting between the mentor and mentee beyond the scope of the process to keep the momentum of mutual learning and instill an organizational culture of learning from peers
