Listening is one of the most important things you can do in any endeavour. Listening to customers, employees, family members and friends. There is almost always a gem of knowledge to be gained by listening. The balancing act is being brave enough to make the less obvious decision when your intuition tells you otherwise. Almost always the right decision is based on listening but just occasionally you have to trust your intuition. As Henry Ford famously said “If I had asked people what they wanted, they would have said faster horses.”

Let us be clear that employees providing feedback about managers need to be taken with a pinch of salt. There is still a lot of apprehension about sharing such feedback no matter the assurances about anonymity. Hence, even if we do cross the industry threshold on a score like NPS, it may be worth looking into each outlier remark that maybe one comment but the voice of many.

I am a great advocate of Employee Listening. Something that has worked for me as a Manager over the years is "Listening Fridays". Have a short one on one for 5-10 minutes and just listen to your team members. Let them speak out about a) The week gone by b) Positives c) What did not go well d) What or where the Manager could have contributed in that week. This is a way to communicate regularly without manking it a tedious process. 20 minutes over four Fridays will give the Manager data points around his or her team members productivity and satisfaction levels. This is a good input for your regular one on one or performance conversations.

While there are a lot of excellent ways to communicate effectively I feel a lot gets lost in translation. It’s not just tools but the way each manager chooses to communicate. 1) surveys are okay as long as employees are being honest about putting in their answers and that boils down to culture. Anything that is recorded holds a lot of bias and fear thus it’s always a 50 percent chance that it might be accurate. 2) Transparency - the whole reason of using data driven conversations is to make sure everyone is on the same page thus transparency is key. 3) Emotional quotient - None of these tools or data can replace the emotional quotient needed to have an effective conversation with an employee. And not all managers can achieve this.

Track routine 1:1 and reports plus critical incident technique could be really practical and there is no doubt that documentation is a "must have" in this process. Over time the docs could be tracked and any fluctuation must be considered.

AI enabled data and insights - goals, tracking performance, usage of right pitch while providing feedback, dashboarda and more but all of this delivered with high "EI" can drive performance and advocacy for the organisation.

In my opinion, the manager should first work on building trust and comfort with employees. Having one to one connects really works in this aspect. Surveys are good but not at the initial stage. Once there’s a good rapport built between manager and employee, you are sure to get honest feedback with surveys, else it’ll just be considered as a checklist to be filled. One to one connects help each other open up and this gives an opportunity to both the parties in understanding each other’s expectations.

I agree with the areas and tools recommended; however I’ve always seen two major gaps when launching a survey. 1) ensuring the manufacturing (non-computer) workforce population have access to the survey and not resort to the manual process. 2) Acting on the data. Although dashboards are nice and tell the story, do something about it. I’ve seen too many times where surveys are done every quarter and/or twice a year and nothing is done. Employees don’t take these seriously and we, as employers, have missed the opportunity.
