In my opinion, backlog grooming is no less than an interesting chess game. You lay down the checker and arrange your pieces with designated roles and your pieces on the board will move on their own. Analogy aside, a practical approach is to classify backlog activities based on priority. Once you have a list, you already have a roadmap of what needs to be done. The next best step is to allocate resources based on their expertise level. Make the agenda and role clear. Drill down to the last point with clear communication. Once the role and the roadmap is clear, all that remains for you is to put the plan into execution. Your role here is to analyze the pace at which your backlog pie is being eaten out & revise your process for efficiency.

Backlog grooming driven by product owner with the right cross-functional stakeholders can be extremely effective especially when there is consistent linkage established with the organizational and product strategy and end user feedback.

Backlog grooming involves multiple parties: the product owner, development team, and occasionally additional stakeholders like customers or domain experts. The product owner defines and prioritizes items in the backlog. The development team contributes technical feedback and estimates. Other stakeholders provide perspectives on user needs and expectations. This collaborative approach aligns everyone's understanding of the backlog.

Let's stop calling it grooming, for it's obvious unintended meaning. Refinement is a much better term and used more generically these days.

For example, week 1 has sprint planning, week 2 has backlog grooming, week 3 sprint, week 4 backlog, and so on. Spreading the sessions in this way also ensures consistent communication with technical teams.

Think of regular grooming sessions as team check-ins or pit stops during a race. Just as a racing team assesses the car's condition and plans for the next segment, your team, in these sessions, evaluates the backlog, identifies priorities, and plans for upcoming sprints. My kindergartner has the same "morning work" at the beginning of class every day - it's always the same format and similar questions. It used to take him about 10 minutes to do the work, now it takes him less than 5. Same format = familiarity and efficiency. It enables the team to get through the work in the quickest way possible and eliminate any backlog. No need to 're-learn' the process and it ensures everyone is on the same page and striving towards the same goal.

Backlog grooming can be effectively tackled using Gantt charts. It’s about having a proper mechanism in place, tracking the tasks and its corresponding TATs. Gantt chart is a tried and tested formula to catch hold of timelines, and avoid backlogs getting piled up. Having an understanding of the TATs and breaking the jobs into smaller tasks helps avoid Backlogs. Gantt charts also help in identifying the probable roadblocks, and minimising risks pertaining to the backlog headers.

Having a consistent format makes it much easier for your stakeholders to read, follow and digest what you are communicating. The more they see the same format, the easier it becomes to communicate what you're trying to build.

Develop what can be executed. It doesn’t matter if it’s a good idea, if the team responsible does not have the bandwidth to execute properly, stick in the backlog. If it’s complex to execute, eliminate.

In my experience, such formality to a grooming has worked in certain instances. For example when being new in a product team, or when current ways of working are not optimal. In these cases, I might have pulled up the standardised frameworks. However, rarely do they stick as is. And that's probably not bad. Whatever formality and processes you introduce, they must work for the team. It's constant 'implement', 'learn', 'improve' type of cycle. What did always stick - making sure that 1) we make progress through the groomings (definition co-created with the team), and 2) the groomings have a unified structure across tickets (also co-created with the team over time). For the latter, this could be INVEST - or something else.

As per my experience, regularly gather the team to review and organize our to-do list, making sure everyone's on the same page. Break down tasks, set clear goals, and tackle potential issues early. Keep everyone in the loop with a shared list and talk openly about changes and updates. Stay flexible and adjust plans based on what needs attention. Most importantly, keep the users above everything.

Ensure user stories are independent, not reliant on others, and negotiable for adjustments. I believe it’s the way to go but it comes with certain limitations. E.g., difficulties in ensuring complete independence of tasks, the potential for scope creep due to negotiability, challenges in accurate time or budget estimation, the risk of losing sight of the bigger picture when breaking tasks into smaller units, and complexities in defining testable criteria for certain features. These challenges highlight the need for flexibility and context-specific adjustments in applying INVEST.

This process allows stakeholders to review and provide feedback on upcoming features, making it easier to validate if the proposed functionality aligns with user needs and business objectives. Grooming helps uncover potential issues early in the development process, reducing the likelihood of misunderstandings and ensuring a more accurate and effective product development cycle.
