What are effective strategies for building a collaborative problem-solving culture in manufacturing?

Train - Execute - Evaluate - Gap Analysis - Retrain ------ This is similar to the PDCA cycle. Problem solving should be a part of the organisation culture rather than a mere Quality KRA. The person who is working directly on the product (operators) must be aware of problem solving tools. Complex problems shall be handled by supervisor level. The only way to develop such a culture is to practice the TEEG (or PDCA), i.e Train - Execute - Evaluate - Gap Analysis.

Leadership Commitment: Start at the top. Leaders must set an example. Open Communication: Make sure the lines of communication are open and transparent. Training and skills development: Invest in training programs that teach employees problem-solving techniques and skills. Cross-functional teams: Create cross-functional teams that bring together people from different departments and expertise to solve complex problems. Regular meetings: Schedule regular meetings or meetings dedicated to problem solving. Celebrate success: Recognize successful problem-solving efforts and celebrate results. Continuous Improvement Culture: Foster a culture of continuous improvement where employees are encouraged to continually seek and address issues.

Its the team which wins ! Never an individual … Collaborative problem solving within your team is an asset and then propagating the same ways of working within cross functional teams enhances performance , agility to achieve goals with effectiveness in a large organisation . For this process to be seamless ,an aspiring leadership team needs to be there . The direction has to be clear and crisp with measure able timeline . All processes are driven effectively if inspiration and motivation are at the baseline .

For collaborative problem solving, the term itself gives a direction; the problem analysis must go through the following steps/levels/filters: 1- The diversity of perspective: see the problem at 360 degree, means through the eyes of every stakeholder. 2- Acceptive: openly and biased free get the opinion about cause. 3- short list the options 4- All leaders: ask everyone to consider him/herself to be problem solver and give a solution(s) 5- Selection by them: get a team representative from every sub-group and let them openly discuss the derived solutions to funnel down the best(s) 6- collectively choose the best. The result is a collaborative one.

The constant urge to use jargon to define simple terms without first making everyone on the team aware of its meaning/definition makes it to the top of my list of things one should do to promote collaborative problem-solving. Often times I have observed that this complexities, emanating from the complex terminologies that are used in most strategy sessions, keep true out-of-the-box thinking suppressed creating an echo-chamber of ideas that confirm to set principles. I strongly believe 'Not all problems have ready solutions, and not all readily available solutions suit your circumstances'. A true problem solver would be conscious of this more than anything. If frameworks is all it requires, an automated program can give you the answers.

Over the years I have learnt through experience the power of communication and how imperative it is in building and sustaining teams performance. Problem solving culture in manufacturing requires the leader to take the initiative and give equal opportunity to all to tackle the problem. Open communication and discussion leads to various ideas. This open discussion on regular basis leads to great leaders and learn the problem solving technique.

Incentivisation of honesty is the fundamental building block of an effective collaborative culture. A significant challenge, perhaps the significant challenge in negative feedback, is not punishing the messenger. In many cases, the best messenger is the one at fault. One would imagine that this is a widely accepted concept, it is not. At least not in practice.

One very effective way to promote communication is to have well documented communication. Any changes, orders, regulations or SOPs in a written document ensure there are not mis-comm. You also always have something to refer to during discrepancies. written ideas are also easy to share and collaborate on, thus helping build clarity with each contribution and feedback.

Learning out comes can come from anywhere sometime the person on the team with the least experience can point out interesting observations. (Just because somethings always been done a certain way doesn’t mean it’s the best!) Being humble and open to change will promote a driven work force who are happy to put suggestions forward as they feel valued and listened to.

Always good to have people from different perspectives, different experience levels and varying backgrounds to work on a project when you want to improve and innovate as a team. Its like the pieces of a puzzle, if every piece will be exactly identical, the puzzle will never fit. Best to have skillsets that compliment each others in the team.

There are several ways we can change the organizational climate, including setting performance reporting metrics, which send a powerful signal about organizational priorities and expected behaviors, and confronting fears of failure. Smart leadership teams are open about their past failures, take care not to penalize employees who take reasonable risks while working on innovations, and promote wider sharing of learnings from failure.

Problem solving culture in Manufacturing requires engagement from worker level to senior level employees. Each one has a different perspective to tackle any problem. Problems can arise at any level of manufacturing and for a company to grow, each employee should get engaged in all the problem solving decisions and contribute the thoughts. When any thought is understood and appreciated, that is when a person tries to think off the box to tackle the problem. Such problems along with ideas to be kept in front of everyone to learn.

It starts from selecting the right team, every individual is gifted with unique skills BUT the common factor should be their openness to collaborate. If not built in, this collaborative approach is infused by the leadership. Everyone must clearly believe and understand that whether success or failure, they are all in this together. More often than not, a collaborative working leads to success. Loose it to performance based pick and choose, everyone goes in to silos, keeping their KPIs their sole priority and success becomes a chance depending on KPIs being aligned.

I believe that collaboration has to start from the top all the way down. It is knowing that we are working together to produce quality products for our customers in the most efficient and safest way possible. It is knowing we rely on the ability to communicate to or team members and those on other teams. Active listening is vital. These are a couple keys to keeping the processes fresh. It's not just "another piece". It's a teamwork of many hands and minds. Cohesion of effort. Working together to achieve the seemingly impossible is what makes us strive for the better.

Creating a data analysis and reporting environment can be a game changer, providing a basis for data-driven decision-making. Having a single version of the truth - an objective and trustworthy representation of day-to-day processes - is crucial. This could be implemented through a data lake combined with BI or a Process Mining platform. Sometimes, the IT and data infrastructure are already adequate. What may be missing is a culture of usage and trust. We've faced this several times in our processes: validation and acceptance require extra time and resources, but the benefits become clear when you see two departments analyzing a process map together, brainstorming ways to optimize their collaboration.
