1 Feedback Frameworks

Structuring your feedback using a feedback framework can help you communicate more clearly, objectively, and constructively with your team members. The SBI framework, for instance, assists in describing the situation where the behavior occurred, the observable behavior you want to address, and the impact of that behavior on the project, team, or organization. The STAR framework helps you give feedback on how your team member handled a specific situation or task, what action they took, and what result they achieved or missed. Lastly, the GROW framework enables you to coach your team member on how to achieve their goals, assess their current reality, explore their options, and commit to a way forward.

As data engineering managers, we must balance project needs with developer growth, an oft tricky pairing. I'm reminded of the Situation-Behavior-Impact (SBI) model, which separates feedback into three components: the context, actions taken, and their consequences. For example, "When reviewing the ETL process for the new analytics platform (situation), I noticed inefficiencies in the data validation checks that led to duplicates in the warehouse (behavior). This resulted in the analytics team reporting inconsistent numbers last month (impact)." By clearly separating the observation from the judgment, we reduce defensiveness. The developer can focus on improving future outcomes rather than justifying past choices.

2 Feedback Frequency

Another factor to consider is how often you give feedback to your team members. Ideally, you should give feedback as soon as possible after the behavior or action that you want to address. This way, you can reinforce positive behaviors and correct negative ones before they become habits or affect the outcomes. You should also give feedback regularly, not just during formal performance reviews or when there is a problem. Regular feedback can help you build trust, rapport, and alignment with your team members, and show them that you care about their growth and development.

In my experiences; some chances to give feedback to other members or ask it from other members are: ?? Pair programming with other members. ?? One-to-one meet with leader team. ?? War rooms. ?? Consulting about problem. ?In my opinion; the moment is more important than frequency of events; and don't need to be extended comment.

When delivering feedback to your team members, it is essential to consider the type, tone, and purpose of your feedback, and to select the appropriate channel. Face-to-face conversations are the most personal and effective way to give feedback, especially if it is sensitive or complex. Video calls can be used as a good alternative if you cannot meet face-to-face. Phone calls can also be used if you cannot see your team member in person or on video. Email is a convenient and efficient way to give factual, simple, or positive feedback, as it allows you to document your feedback and provide examples or resources. Choosing the right channel for your feedback can help you deliver your message more effectively and respectfully.

GRAD for Googlers, PIP for Amazon. Those are some examples of how feedback is provided in some tech companies. Those are great but feedback should be embraced in not only one way, but adopted in a range of different communication avenues, including one-on-one meetings, team retrospectives, and anonymous surveys (e.g Googlegeist) in order to ensure comprehensive insights. This multifaceted approach fosters open coomunication, providing valuable perspectives from various sources and enhancing the overall effectiveness of feedback within the organization.

Creating and sustaining a feedback culture in your data engineering team is essential for improving performance, collaboration, and innovation. As a manager, you should set an example of giving and receiving feedback in a constructive and respectful way. Training your team members on how to use feedback frameworks, choose feedback channels, and deliver and receive feedback effectively is also important. Additionally, you should reward and recognize your team members who give and receive feedback well. Celebrating successes and learnings that result from feedback is also essential.
