As a practice manager, you may face the challenge of managing a team with a heavy and diverse workload. How do you ensure that your team delivers high-quality results without burning out or missing deadlines? Here are some tips to help you manage and prioritize your team's workload effectively.
The first step is to assess the current situation and identify the sources and causes of the workload overload. You can do this by gathering data on the volume, complexity, urgency, and importance of the tasks that your team is responsible for. You can also ask your team members for feedback on how they feel about their workload, what difficulties they encounter, and what suggestions they have. This will help you understand the scope and scale of the problem and the impact it has on your team's performance and well-being.
As a leader in the Army Reserve there are always far more tasks to accomplish than time or resources allow. Our teams have to keep the to do list up to date and have consistent open dialogue with leaders at every level of the organization to have a clear understanding of the work load. Before I understand and prioritize work, part of my assessment is not just understanding the tasks to be done but includes aligning priorities and risks from levels above me and learning the resource challenges of those executing the tasks.
Yes for sure there needs to be an assessment of the work and prioritize the work. You must also assess the resources (employees). Making sure the are properly trained and understand what they being asked to do. Then I give each employee a daily and monthly goal for productivity. I’m also a strong supporter of cross training so the team can be flexible, life changes everyday so you lead well by knowing your team member strengths and just get to work. If need be I would step in and help get back to baseline, sometimes the urgency of the work, requires leadership to be able and willing to get the job done correctly and within your clients contract and your company’s guidelines.
The next step is to prioritize the tasks based on their urgency and importance. You can use a tool like the Eisenhower matrix to categorize the tasks into four quadrants: urgent and important, urgent but not important, important but not urgent, and neither urgent nor important. Then, you can focus on the tasks that are in the first quadrant, delegate or outsource the tasks that are in the second quadrant, schedule the tasks that are in the third quadrant, and eliminate or minimize the tasks that are in the fourth quadrant.
The third step is to delegate and empower your team members to handle their tasks effectively. You can do this by assigning clear roles and responsibilities, setting realistic and measurable goals, providing adequate resources and support, and giving regular feedback and recognition. You can also encourage your team members to collaborate and communicate with each other, share best practices, and solve problems together. By delegating and empowering your team members, you can reduce your own workload, increase their motivation and engagement, and improve their skills and confidence.
The fourth step is to monitor and adjust your team's workload regularly. You can do this by tracking the progress and results of the tasks, reviewing the data and feedback, and evaluating the outcomes and impacts. You can also check in with your team members frequently, ask them how they are coping, and address any issues or concerns. Based on your findings, you can adjust your priorities, goals, expectations, and strategies as needed. By monitoring and adjusting your team's workload, you can ensure that your team is on track, aligned, and satisfied.
The fifth step is to balance and support your team's workload with their well-being. You can do this by promoting a healthy and positive work culture, setting boundaries and limits, encouraging breaks and rest, and providing opportunities for learning and growth. You can also show empathy and appreciation, listen and respond to your team's needs and emotions, and offer guidance and assistance. The sixth step is to communicate and collaborate with your stakeholders and partners. You can do this by informing them of your team's workload situation, expectations, and achievements, soliciting their feedback and input, and negotiating and managing their demands and requests. You can also involve them in your planning and decision-making, seek their support and cooperation, and acknowledge their contributions and value.
