One thing I would do is use a combination of the Team Canvas with Lego Serious Play. Let them build themselves as individual contributors, with their strengths. Let them explain to the rest of the team (through the model they have built) what they bring into the team, then let them build a team landscape, their roles and responsibilities, what they are working towards, the external perceptions etc. and again tell a story through their model/s. In parallel, capture everything that comes up on the canvas. These would be things like: Mission statement, their vision, the WHY, roles and responsibilities, team routines, goals, expectations on values and behaviors etc...there is so much that can be done and established in this way.

In addition to evaluating the current situation, it's important to get a glimpse of the long-term outcome each team member desires. This will help you understand their individual goals (or their perspective on the team's goals), and may also give you an idea of how they see themselves contributing to that desired outcome.

It allows you as a leader to physically hear and have time to respond to their verbiage and communication. If they repeat EXACTLY your words back, empower them to word it in their own perspective. This directly implies ownership and buy in, while bridging understanding before miscommunication has the opportunity to occur. Follow up on this communication exercises throughout the entirety of the process and partnership. Establishing clarity in the beginning is only step one. Ensuring the company’s/projects vision has personal alignment is where the sustainability is.
