1 Assess the situation

Understanding the task & strategize it's accomplishment is more important than jumping into an unfulfilled task. Select a team with a clear understanding what the objective or standard of work required, supervise accordingly to avoid professional misconduct.

I've only owned service companies, currently a water, fire, mold remediation company. Train well, we watch training videos daily on everything from taking off baseboard without damaging drywall to calculating the science of drying. We work together, mix it up and have the managers jump in on jobs in order to keep expectation real. Put one person in charge of each task and tell them all to check each other so we can win as a team.

Talk to them first and understand the situation from their perspective. Make it a dialogue, instead of an 'order'. You want to assume good intent, instead of thinking that the person deliberately did not want to do a good job. If required, explain to them how you expect the end result to look like and check for understanding. Ask them to repeat what they understand a good execution looks like. Adjust if needed. Your interest is to create a relationship when the person is still effective. Figure out what works best with them: motivation or pressure, more frequent check-ins or giving them space, etc.

We have a culture where people like each other and want to win as a team. I don't know that we have ever had much issue with communication. We have software we use for job notes and if it's not in there, we say it didn't happen. Other than that we have a morning meeting with the jobs needing to be done and as jobs come in we dispatch. If they have any questions they ask mostly another lead technician or in some cases the manager. We train for people to know their jobs so I'm not sure with only thirteen employees in two locations, we are big enough to have some of the issues bigger companies have.

We train well and let them fail and learn. Most everything is fixable and they gain confidence quickly usually being a lead technician within a year. They work beside people that want them up to speed as soon as possible in order to win more as a team. Don't yell at them for making mistakes that you have made. Treat them like you would like to be treated and some of you that grew up under tough environments and think that's what made you so good at your job, invest in learning leadership skills.

For example, you may encounter resistance, misunderstanding, confusion, or conflict among your team members or with other stakeholders. We just don't have a culture that is resistance. Sometimes people are not a fit in our company. Not very often but if they don't buy into our amazing culture they usually get asked to leave after we coach them and put the ball in their court.

You need to measure the results and outcomes of your team's work against the objectives and indicators that you set at the beginning. Always assume a positive intent from the other person. Think first about what you can do better to support them in understanding. - what is the outcome you expect from them? - what help do they need to deliver on it?
