What do you do if your newly recruited candidate is underperforming?

In every Organisation, every candidate needs to settle down for some time, after this we need to evaluate his performance via standards performance skills and real performance of the candidate. If somehow he is not able to perform then need to counsel by his manager and give the appropriate training as per client requirement. We need to give him at least 3-4 month to give his best. We need to set the open forum where each and every employee is free to give his views about the project or specific task. I personally observed that each individual have the unique skills which should be given free hand so that he may perform better.

Newly joined employee need a time to understand the culture and other aspects of organisation. Will give them time to settle down and also I will find out - Route cause - it is because lack of skills, lack of understanding, motivation or unclear - Set clear expectation - Offer training - Monitor periodically After all this even if performance doesn’t improve can take appropriate decision.

First of all the concept of a newly recruited person in itself is contradicting the performance parameter in itself. Any new employee joining the organization takes anywhere from 2-3 months at the executive level to 6 months at leadership level to produce results. A new role should be observed as a test match rather than a 20-20 match.

This should be done directly in the first week. And not just about the role specific targets but could be about comapny culture, team integration, activities, internal/external feedback, process review... Then you regularly go over it and assess if there is any gap.

As shared in the previous post, a regular feedback process helps in the first few months. I have found partial standardization to be helpful, as new employees know what to expect in the interviews and can prepare themselves accordingly, as can companies.

Have an open discussion . - Make sure you understand the problem . - Create an action plan and check points . - Motivate if there is a strong improvement . - Develop and closely supervise if there is effort without results . - Warn and quickly fire if the candidate is not showing any action .

Give more time and effort, find someone else to mentor, try shifting the scope, if these do not work then wish them well and write up a great recommendation and pay them for the expected gap

Need to address what are the reasons for a low performance and accordingly will provide support after analyzing the possible solutions.

The first step is finding out how they feel about their performance and progress. If there is a wide gap between what you are feeling and what they are feeling this is a major concern and make sure they understand the gap. However, if they feel there is a concern seek to find out where the deficiencies are providing an opportunity for them to correct. This is where I ask leaders to determine if it is skill, will or adapting to culture/processes. In many cases if it is "will" this is very difficult to overcome. Skill and culture/processes how quickly can they close the gap and adapt.

Supporting your people is a great way to get to know them, and inspire them. Jump in and get your hands dirty, especially in the beginning. Balance coaching with recognition and find what motivates them. Check in on a consistent schedule, that doesn’t overwhelm, creates space, and that allows a stable platform for them to grow and excel. Pair them with mentors, if they don’t seek their own naturally, and give them a piece of business to lead on their own.

Understand the quality of the employee's pipeline. As a manager you will be able to draw dotted lines from pipeline quality to attributes such as sourcing efficiency, industry knowledge, gaps in intuition and how they relate to standard metrics. Once the progress, or lack thereof, has been monitored create programs to help expedite their progress. Progress is not 100% on the employee.

Setting achievable KPI's for the new hire will help set the expectations of the role and help keep the candidate engaged and motivated. It helps the candidate & management measure their performance and both continue to evaluate whether the role is the right fit

Feedbacks from every action and steps taking in the right direction gives the Manager confidence as regards the new hire. However, if the feedbacks is not encouraging then the Manager must ?e able reshape and guide the new hire on how to get positive results and by doing this, the new hire will gradually improve on the job. To get meaningful progress, patience is mostly required.

In my experience if the person doesn’t show a good performance I will definitely give a second chance and I adjust the tranning , of course I will provide all my support ! Everyone learn diferent and as a leader I always understand every situation with every person .

Once avenues of communication, support and readjustment have been exhausted, if the candidate is still regularly underperforming to their KPIs then a decision needs to be made from both parties - Is there a role more suited to their strengths or would termination be necessary? Sometimes it is necessary to save a candidate from themselves and support them to discover a new role where they can thrive

After going through the previous steps and all the help you can do, sometimes you need to be tough, but it's better to set a deadline for the person before making the final decision and give them another chance to improve. The result will be visible in people who have enough motivation.

This is very critical aspects for the organizations because it takes lot of efforts in terms of Time, Energy, Resources and Ultimately a Cost... - It is obvious process that every candidate you hire may not get be successful; however, if they are failing repeatedly then it is time for introspection. 1. Examine the nature of candidate getting are they freshers or experienced? If they are freshers: Interview process and selection criteria to be re -evaluated. If they are experienced: Need to check onboarding processes, environment and approach of existing employees towards the new joiners. Remember!
