You'll really need to prioritize ruthlessly: 1. Identify core functions: Clearly define the essential day-to-day tasks that keep the institution running. This helps distinguish them from non-critical activities. 2. Delegate and automate: Empower staff to handle routine tasks and explore automation options for repetitive processes. 3. Consolidate and streamline: Look for opportunities to combine similar processes or eliminate unnecessary steps.

Very often, it is the very priorities and urgencies that shift attention away from strategic thinking. It is easy to resolve this if priorities are not at cross purposes with strategic goals. Ensure that strategically problematic decisions that you might take for urgencies do not become a precedent; find ways to limit the damage caused by them.

Analyze each item on your list through the lens of urgency and importance. Urgent tasks require immediate attention due to deadlines or time sensitivity. Important tasks contribute significantly to your long-term goals and overall success. Urgent and Important: These are your top priorities. These tasks likely have looming deadlines and neglecting them could have serious consequences. Important, Not Urgent: Schedule dedicated time to tackle these crucial, but non-urgent tasks. Urgent, Not Important: Delegate or outsource these if possible. If not, see if deadlines can be extended to free up space for truly important matters.

Skills and Experience: Match the task to someone with the necessary skills and experience to complete it effectively. Capacity: Consider their current workload to avoid overwhelming them. Interest: If possible, delegate tasks that align with someone's interests to promote motivation and ownership. 2. Provide Clear Instructions: Task Overview: Explain the task clearly, outlining the desired outcome, expectations, and deadlines. Process and Procedures: Provide clear instructions on how to complete the task, including any specific steps or protocols to follow. Resources: Ensure they have access to all the necessary resources, tools, and information to complete the task.

This is a no brainer. But leveraging technology is easier said than done. People in leadership positions are usually in their 50s and aren't able to completely buy into the use of technology. Moreover, I have seen situations where people duplicate their work with new technology but continuing to maintain old ways of working as a back up!

It's crucial to approach its utilization strategically and consider its broader implications for organizational culture, workforce dynamics, and student outcomes. Beyond simply automating routine tasks or improving communication, consider the transformative impact of emerging technologies such as artificial intelligence (AI), machine learning (ML), and data analytics in reshaping operational processes and unlocking new opportunities for innovation and efficiency. AI-powered predictive analytics, for example, can analyze vast amounts of data to anticipate trends, optimize resource allocation, and inform strategic decision-making in areas such as enrollment management, student retention, and academic program development.

Getting the balance right between long-term strategy and day-to-day tactics and operations requires an effective strategic plan, focus, and routine. First create a strategic plan that tells you what to say "no" to rather than one filled with anodyne goals that keep everyone happy. Then, really use the plan to focus your efforts; follow through and say "no" to create time and space to pursue what counts. Finally, get in the rhythm of regularly reviewing and updating the plan and create a routine where you set aside time for strategic thinking, even if it's starting by commiting to blocking off two hours a week for this. Can't do two hours? Do one. Can't do one? Do 30mins. Start somewhere and build from there.

Newly formed institutions do not get good students or are unable to fill their seats and yet the initial years of any new institution are extremely critical as they set the benchmark and culture of the place. This presents a situation where one might have to lower entry barriers or accept unmotivated students but that goes against the strategic vision of an institution. This, to me is an example of a condition where immediate priorities are going against strategic plans. Institutions not able to streamline administrative processes and getting bogged down by it at the cost of strategic thinking is a much easier problem to solve.
