Mentoring startups is a rewarding but challenging role. You want to help founders succeed, but you also need to avoid some common pitfalls that can harm your relationship and their progress. Here are some of the most frequent mistakes that startup mentors make and how to avoid them.
One of the main roles of a mentor is to provide guidance and feedback, but not to dictate what the founder should do. Giving too much advice can overwhelm the founder, create dependency, and stifle their creativity and autonomy. Instead of telling the founder what to do, ask open-ended questions, share your own experiences, and help them explore different options and scenarios.
Mentoring is a smart way to navigate learning curves, however it is not a substitute for the experience of execution. Most things are best served in moderation, and advice is no exception. In my opinion advice is best received, and utilized when provided as a tool to add or expand the mentee's perspective. Advice needs to be contextual, and curated to match the mentee's own experience, level of domain knowledge etc.. The role of a mentor should not be narrowed down to a person giving advice, but to that of a collaborator who acts as a sounding board assisting the mentee mould his/her vision to reality.
The main role of a startup mentor is not to be the CEO of the company but be as a listening board to the Founders. Startup Founders have many challenges and their own ways to tackle them. They do not need advice to re-invent the wheel always but need guidance on certain aspects on how to create a better impact on whatever they are doing. For e.g., if it is a go-to-market strategy, a mentor should only guide the founder on certain aspects of the strategy that may not be aligned to the overall strategy. A mentor should not look at changing the strategy completely. A mentor should look at providing guidance on execution of the strategy wherever the founder may be finding it challenging to tide through.
Mentorship is key for startups, but pitfalls exist. These include over-advising, unrealistic expectations, communication issues, conflicts of interest, and personal limitations. Avoid overwhelming founders with advice, setting ambitious goals, being overly critical or positive, non-transparent investments, and mentoring outside your expertise. Instead, ask open-ended questions, promote progress, provide balanced feedback, be transparent, and acknowledge limitations. This approach supports founders in developing problem-solving skills, critical thinking, and resilience, offering a valuable experience.
Don’t give too much help!! As strange as it may initially sound - balancing support and autonomy is crucial when assisting startup founders. It is essential to foster an environment that encourages learning, independence, and long-term sustainability. If you provide excessive assistance, founders may become overly dependent on your guidance, hindering their ability to make independent decisions. Furthermore, excessive assistance might reduce the founders' sense of accountability for their business outcomes, as they may attribute success or failure to external factors and may erode their intrinsic motivation to overcome challenges and succeed.
The harsh reality is that some mentors, particularly those in paid positions, can fall victim to sugarcoating or neglecting crucial truths for various reasons. This can be detrimental to the startup. 1. Go beyond surface-level praise, delve into the nitty-gritty, challenge assumptions. 2. Foster a safe space where the startup founders feel comfortable sharing concerns, doubts, and negative feedback without fear of judgment. 3. Help them navigate the difficult but necessary process of confronting uncomfortable truths about their product, market, or even overall business model. Guide them through potential pivots, adjustments, or even the possibility of shifting gears entirely.
Another common mistake is to have unrealistic expectations of the founder, the startup, or the mentoring process. You may expect the founder to follow your advice, to achieve certain milestones, or to communicate with you regularly. However, these expectations may not match the reality of the founder's situation, challenges, and goals. To avoid disappointment and frustration, you need to set clear and realistic expectations with the founder, respect their decisions, and adjust your support according to their needs and pace.
I've mentored 1000s of entrepreneurs. But the most impactful ones have been where I've had a prior relationship with the founder. Every other time, they expect you to do magic. Or they're not ready to hear what you have to say.

In my opinion mentoring is an act of paying it forward, to enable the mentee achieve a mental model that is underpinned by self discipline and a growth mindset. As a mentor, having expectations driven by one's own beliefs and experiences, and projecting those on to your mentee would be a waste of time for both parties involved. There are many ways to skin cat, hence KPI's alone would not be a truly reflective benchmark of the success of the relationship. The mentor's expectation for the mentee should be to enable the mentee become the best version of oneself, with a focus on continued learning and progress. The mentor/mentee relationship is a journey Caveat: It is the mentor's responsibility to select those he/she mentors.

Striking the right balance in feedback is like walking a tightrope. Lean too much on one side, being overly critical, and you risk plunging the founder into a pit of self-doubt. Tilt too far the other way, with excessive positivity, and you create a cushion of complacency, shielding them from the reality of challenges. Your job is to be the balancing pole, offering feedback that's both grounding and uplifting. Celebrate their strengths and achievements, but also gently highlight areas for improvement. This way, you help them build a bridge of confidence, reinforced with realism.

You need to let people fail. Whether it's your children or someone you are mentoring in business, failure is a fast teacher. In fact, I tell my children and the people I've coached that it's not a failure as long as you learn something new and apply those lessons going forward. Your job as the mentor is to help them avoid negative life-altering "faceplants" that are difficult or impossible to recover from while softly guiding them through the rest.
Not helping the founders to think bigger. Plain and simple. It's easier to go 10x than it is 2x. The moment you go 10x -- the definition of big hairy audacious goals -- is when you will find clarity, purpose, and passion. When you go big, there are only a few choices of what path to follow to begin climbing the mountain. When you think small, or 2x, there are a thousand different ways to get you *AND* your competitors to the same goal.
