What are common challenges in aligning project goals with business objectives?

In my experience imbedding a project feasibility stage with all stakeholders involved before any project kickoff is a great way for all stakeholders to get on the same page and voice any concerns or insight. Discussing feasibility as a group and documenting the discussion can get a project team on track and cohesive quickly.

One of the biggest challenges in complex systems is balancing the constraints of quality and cost. Aligning project quality/ performance with cost can be difficult to control especially with huge dependence on external stakeholders such as Suppliers. Suppliers and other external partners even though expressing understanding of quality/ performance requirements usually fail to keep up which usually raises the cost of quality or lowers quality/ performance. Hence, overall cost to the project.

Lack of alignment of project goals with business objectives often stems from not having clear business objectives, clear metrics, and clear process definition/documentation. Not having a clearly defined pain point (including why it is a pain point, to whom, and at what scale) frequently leads to aimless projects that turn into resource waste. Similarly, poorly communicated and/or frequently changing business goals lead to scope creep, which can easily cause the project cost and delivery timelines to go beyond the initially approved projections. Finally, not having the project goals clearly linked to the business objectives prevents the project team from pivoting in a timely manner to continue addressing the pain points.

Every move you make counts, even to a project manager. To succeed, project managers need to be sure business objectives are aligned with the corporate vision and overall mission. Misaligned objectives create friction, frustrate resources and dilute trust. As a project manager, you need to have a thoughtful plan with clear and compelling objectives that are specific to what your business does, why you exist, engages your workforce and delivers impact to those you serve. To make the right moves, the objectives must be aligned with your unique purpose and the actions that will follow to build your business and not undermine it.

I’ve been reading the Elon Musk biography and he is a master of this. He sets important goals (send humans to Mars, electrify vehicles) then strips out every extraneous step or part that makes accomplishing these goals too expensive. 1) Question every requirement, 2) have an individual’s name connected to all requirement that can explain why it’s necessary; 3) if physics doesn’t prevent it then treat requirements as recommendations and delete as many as possible. 4) leverage parts and techniques from related industries to achieve efficiencies. 5) drive progress by creating artificial unreasonable deadlines

One of the methods I use to mitigate constant changing goals is to hold stakeholders to the same standard they hold project managers. By providing an equal ground to communicate, the playing field is leveled and allows for clarity in distance and direction. It is a mistake to accept or promote unrealistic goals. To truly accomplish goals, they must be aligned with the reality of the internal and external constraints of time and space. This commitment to real ground information may not be the easiest to articulate at layers above operations, but leadership requires a backbone. You must be willing to lead both down and back up the chain. Doing so, will result in properly managed expectations and more win-win situations.

This is almost always a consequence of not addressing challenge 1 ! The *real* outcomes are not understood at the start - they should be really simple “we are doing this so that …” - we can win more customers, our customer ranking will increase, we can reduce cost without compromising the product etc etc

In my experience change control governance is first gate to review and validate need for change, recognize the impact assessed and then elevate (depending on scale of change and impact to project) the change request to Project/Programme/Portfolio governance where Sponsor and key stakeholders approve the change even it means restart instead of wasting Organizational resources on an outdated project

In my experience, many project managers have minimal formal training in project management practices. They are often selected for their subject matter expertise, desire, and transferable skills. Providing appropriate tools and methods, like project plan and RAID log templates in easy-to-use applications, can transform your project manager's output, aligning activities with goals and providing common language across programs.

Often as the project develops it can lose alignment to the original business objectives. As new information, risks and possibilities emerge the call back to the original objectives can go adrift. That is where the role of a sponsor is crucial to maintain that alignment. At times the business objectives change too and the sponsor is the conduit for confirming the project still makes sense with the new objectives or closing it down if it doesn’t.

In my experience, several elements support the alignment of project goals and activities: Breakdown of Goals to a Manageable Level: Breaking down the overall project goal into sub-goals allows for meaningful monitoring and tracking of goal delivery. Strong Project Governance: A robust governance framework that requires regular activity progress reports enables accurate monitoring of the alignment between goals and activities. This structure helps keep the project on track and ensures accountability. ‘Big Picture’ Review: On large projects, it is often difficult to see the “wood from the trees.” Frequently taking a helicopter view of the project, along with its sub-elements, helps make any deviation from the overall goal more visible.

Business Ownership and Goal Setting during plan development is critical. Alignment on goals, activities, and metrics ensure success. Ensuring we all align is critical to success on timing, budget, and solutions. We need to be also flexible as the organization changes we chane accordingly.

I agree - 1) It is important to understand who your stakeholders are and their level of involvement in decision making and scope. 2) Once identified, getting the appropriate stakeholders buy-in up front on scope and expectations is critical to ensure you start with a sound plan. 3) Get stakeholders involved at critical touch points along the way through readouts or decision making sessions to ensure the end product delivered aligns with the stakeholders expectations. This will help reduce re-work, scope creep, budget overages, etc.

Ensuring stakeholder buy-in is essential to delivering a successful project in a timely manner. All stakeholders should have clarity on the goals of the project, how success is defined, how their role contributes to those goals, and what's expected of them. Using a framework such as RACI to clarify project roles, providing substantive project updates, and ensuring opportunities for stakeholder input where necessary will go a long way toward keeping stakeholders engaged.

In my opinion this is a 2-way street: yes stakeholders should engage but it’s up to the project manager and team to ensure the following to achieve engagement: - sell the value of the project: what will they gain from the outcome of the project to them or their teams? Why are they key to the success of the project? - sell to senior management: understanding that not all senior management are technical stakeholders, they can always message the importance of your project. When you get senior buy-in, the better the chances of project stakeholders will be. - realistic deadlines: schedules are tight, and the project may not the be only one flying around, on top of BAU, so understand their schedules, and set amenable deadlines with follow ups

Plan the work and work the plan. It may be inevitable that conditions change; however, having a fluid mindset and attitude is perhaps one of the most valued attributes required to overcome those changes. Thinking through a process using experience, lessons learned and known methodologies for success provide the tools to accomplish what is necessary. This may be in the form of decisions or employment of atypical approaches, but if it is in line with the objectives and within the parameters of the project, everyone benefits from leaders that keep things moving in a positive direction. Lastly, seasoned leaders use multi-disciplinary analysis to anticipate potential challenges in the planning process in order to be ready when they surface.

Often, the subs are unaware of the real goals. Unforeseen and unknown create 90% of the project problems. Being open at bid time will eliminate this situation. An award is only an award when obtained by valor.
