What are the best ways to report program dependencies and interdependencies?

I’m a fan of a color coded dashboard! Our Stakeholders are busy and the reality of it is that we all multi task. Indicating the importance and urgency via a color coded dashboard gets stakeholders attention. Most people are visual centric and a yellow indicator will grab their attention so that we don’t get to red.

1.Reporting will help create a view for all stakeholders providing them the status, types of dependencies, etc. 2.These reports will help seek feedback from teams and ensure there is a control in place to evaluate and monitor the impacts. 3. We should know the types of program dependencies e.g logical, internal, preferential,external, discretionary. 4.Understand these types and their impacts, report through matrix, Dependency tracker, logs. 5. Create Dependency diagram showing workflows to complete a project/s 6.Know the scope, constraints of given program. 7.This will help to balance the activities and provide flexibility to modify the tasks to meet the scope, timelines, quality. 8. It will help forsee risks and mitigate them

? Establish an agreed governance model, to focus on communicating actionable insights tailored to multi-layered audience needs. ?Avoid information overload obscuring bigger picture health & risks. Give context including schedule\cost buffers. ? Highlight critical dependencies, constraints, milestone risks. Use RAG indicators at key integration points. ? Prioritise identifying potential conflicts early to ensure mitigation. ? Schedule regular team check-ins to track progress. Update stakeholders on cadence. Key Goals: 1. Maintain program control. 2. Instil stakeholder confidence via demonstrated controls. 3. Increase visibility into issues & mitigation plans. 4. Manage expectations through transparency & reliable communications.

Adding a few more points from my experience on Program dependency: 1. Team dynamics and team work culture. Setting a psychological safety for failure and success within the program. 2. Establish a program workflow diagram. A workflow diagram helps in identifying the flag points or events in a program. 3. Metric Measurements and reports must be as simple as possible that any business mind in the organisation must be able to understand the progress.

In my opinion, program managers may make quite good use of specialized tools to visually depict the interdependencies between various tasks, resources, and stakeholders. In a network diagram, nodes stand for individual parts of the program and edges for interconnections and dependencies. Nodes are coulor-coded according to their kind (required, discretionary, etc.), which helps stakeholders understand the program's complexity and how everything is related. To further aid in proactive risk management and strategic decision-making while traversing program connections, interactive tools enable users to model alternative situations and examine dependencies in real-time.

There are several ways to report program dependencies and interdependencies. One way is to use a Dependency Structure Matrix (DSM). A DSM is a matrix that shows which tasks need to be completed before a particular task can start. This helps to identify the dependencies between tasks and to manage them effectively. Another way is to identify project interdependencies and dependencies in project planning, resource planning, and project schedule mapping. This can be done by the project manager and project team using tools and techniques such as network diagrams, Gantt charts, and critical path analysis

Ensure transparent reporting of program dependencies by using management tools, generating dependency graphs, documenting in README, employing security analysis tools, updating dependencies regularly, analyzing licenses, integrating checks into CI/CD, and maintaining detailed documentation for each dependency.

Using heat maps to see their intricacy and influence is, in my opinion, a novel approach. A node represents a project or activity, while a line linking two nodes indicates a dependency. Stronger dependencies are shown by darker and thicker lines, respectively, which represent the intensity of the colours and the degree of reliance. Heat maps make it easy to see how one modification or delay in one area of the program might affect other areas, prioritize resources, and find crucial relationships. Program managers are able to make better strategic decisions with more clarity, open dialogue, and this visual depiction.

Level of dependency relates to relationships between tasks that determine the sequence of work in a program. As a program manager, it's important to keep tabs on all of your program dependencies so stakeholders are aware of when they need to begin their part of the program.

In the programmes I manage, assessing and reporting the level of dependency is crucial as it involves measuring the degree of coupling – how interlinked tasks or activities are – and the degree of coherence, reflecting their logical interconnection. Understanding this assessment helps me to understand the significance and urgency of each dependency. For example, a tightly coupled, highly coherent task requires prioritised attention and I report these levels to stakeholders to highlight critical dependencies, guiding them on where focus and resources are most needed. This practice aids me in preemptively addressing potential bottlenecks, ensuring smoother programme progression.

I utilise arrows, symbols, or labels like 'upstream' and 'downstream' to denote who is supplying and who is receiving deliverables. Having clarity in roles and responsibilities prevents confusion and ensures all parties are aligned with their specific contributions and expectations. Reporting these directions makes it easier to trace task origins and endpoints, facilitating effective communication and coordination across the programme.

The dependency should be in the direction of the stability. A dependency graph can be used to represent the flow of information.

I call this focus mentality with the single aim of achieving desired outcomes in visible and readable symbols format. This symbols in different expressions points to roles and responsibilities vital to show outcomes

I would also recommend adding a color code or a symbol to explain the level of importance or the weight of dependency since not all intra- dependencies are of the same weight and criticality

Critical path mapping can be very useful in understanding all of the required dependencies, estimated timing, and where you are in the process. It also helps to keep the unblocked workstreams moving and the project fully on track.

When it comes to dependency status reporting, one-size-fits-all approach may not work. Some dependencies could be simple, moving from 0% to 100% in one jump. These would simply need a binary status (Done OR Not Done, with ETA). However, there may be dependencies which take multiple jumps (sometimes oscillating back & forth) where a detailed status would be required for people to make sense of what is going on, whether it is good progress or bad, what support is required etc. In some not-so-rare cases, a single dependency may be a mini program itself & your tracker should be very detailed. Our goal is to provide right visibility, answering all questions in the minds of our stakeholders. That should determine the right level of detail.

Tools that offer a common operating picture (COP) for all affected/interested stakeholders is a great start. These types of tools allow for inputs both laterally and vertically throughout the project team/org. Additionally, it facilitates communication and collaboration.

A dependency in program management refers to a series of tasks that are interrelated. Knowing status of each task is key to mitigate the dependencies.

Continuous monitoring of dependencies is key aspects of program management. All dependencies should tacked based on the priority and for that one can use program management tools. One can do colour coding or flag marking for dependencies tracking. Also the status of each dependency should be updated and communicated to all stakeholders.

A few suggestions : 1. Use dependency mapping. These tools automatically detect and visualize dependencies in a clear, understandable way. 2. Change logs. This helps in tracking when and how dependencies are evolving. 3. Visualizations. Use flowcharts to visualize the relationships between different components of your program. This makes complex interdependencies more digestible. 4. Risk assessment. Include a risk assessment identifying potential issues that could arise from the interdependencies, such as single points of failure. 5. Integration with Project Management. Incorporate dependency information into your project management processes and tools. This ensures dependencies are considered in planning and decision-making.

I would say that Network diagrams provide an excellent view for showing activities' dependencies and logical relationships. Also Assumptions log, including many details collected from the team/ experts, can help reporting dependencies. More interdependencies increase the need for communication, so you need to prepare a very detailed Communication Plan to cover the complexity. When interdependencies exists, the project might impact and be impacted by other projects within the same organization. To maximize the delivery of value for the performing organization, systems thinking should be applied. Systems thinking is a good way for project leaders to take a holistic view of how projects and projects parts interact with each other.

Dependency matrix will surely help. A dependency matrix is a table that can show the relationships between different projects or activities in rows and columns, with cells indicating the type, level, direction, and status of dependency.

A Dependency Resolution Report, detailing dependency origin, impacted projects or operations, priority level, impact severity, resolution aging, target resolution date, and backup plan status, is crucial for meticulous tracking of program interdependencies. Transparently publishing this report from day one helps align teams, customers, and stakeholders, ensuring awareness and proactive engagement. In project management, creating a visual dependency map or using tools like Gantt charts can effectively report program dependencies and interdependencies. Additionally, regular status updates and communication among team members help ensure everyone is aware of these dependencies.

In my experience, program level dependency reporting needs to be supported by a well managed risk and action tracker. The tracker needs to map to the RACI (Responsible, Accountable, Consulted and Informed) matrix. This helps stakeholders and project teams with clear visibility around risks and responsibilities. Typically reporting is not enough. A good PM should always be able to articulate the risk of dependencies in an unambiguous manner that is actionable.

Project and program best practices dictate that dependencies should be tracked in a RAIDD (risks, actions, issues, decisions, dependencies) log, which is a living document. These items must be revisited on a regular basis (usually weekly). Dependencies should be identified as being internal or external to the project. If external, the leadership of the affected project should be notified. These dependencies should also have direction determined, relevant risks and issues documented, along with their impacts and mitigation strategies, etc. Your initiative is never delivered in a vacuum. You must always be aware and proactive in determining who or what is affected by your initiative, and consider where change management is required.

1.Have a dependency mapping board (any ALM tool such as Azure, Zira, Miro, Mural, etc) 2.Mark all the inter team dependencies with threads on board (virtual/real) 3.Discuss the timelines and build consensus for commiting the dependencies on time so that dependent team is not starving.

One of the unstated things here is the best practice re: frequency of reporting. It's important to report as often as you would typically expect to have progress. In most cases this is a week, in some cases it may be a two week period. By reporting and monitoring on an ongoing basis, you can assure that the project timeline can't get too far off track, and should have a good sense of whether the project is progressing as expected.

I believe that dependencies shouldn’t be (just) reported, but fully and properly managed. This means that after they are identified and analysed, they shouldn’t just be reported and monitored, but assigned to the appropriate activity; and the dependant activities shall be then coordinated. Just reporting is way too passive for my taste, and frankly, leaving dependencies just monitored and reported is simply dangerous and unprofessional.

I think articulating the dependency matrix with clear pathways using simple tools to enhance understanding, coordination and reporting will be very helpful.
