You have to begin with ensuring that your team is qualified to conduct the hands on training...it is not enough to just have highly qualified trainers that may be good at training in other mediums. To deliver hands on training, each trainer needs to demonstrate that they KNOW the subject/topic of the training, and it is even better if they have used the product or service themself as there is nothing better than anedoctal evidence presented during the training to make it meaningful to the students. It is rare that one gets full value out of training when that training is being delivered by a "trainer" and not an "expert" on the topic.

Good to start with overcommunicating the scope, expectation and allocate individual responsibilities to the minutest details in a transparent manner. Make sure that the team have all resources required. Monitor the milestones and review in case of any delay. Be ready to listen and share your shoulder whenever they fall back on you. Last but not the least it is very important to empower the team and provide ownership by telling them failure is yours and success is theirs.

One thing I've found helpful is getting different ideas on the table and serving the best meal. Each member when assigned specific role and responsibility with clarity of expectations and no overlapping of roles, while supporting each other will avoid future challenges

Communication can not be over emphasised. You need to constantly give and receive information with the people you are working with on the project because the soul of this is in communication, people won't know what to do if no information is passed You must have channels of communication and also be careful of misinformation as this can jeopardise the whole project or cause it to delay

One thing I have found helpful when working with a team of trainers in a project is understanding their expertise and strengths. The success of the training programme depends on proper communication. All the stakeholders must be communicated for their role at each level. Each member of the event was informed of their role. Say tea is served at 3.15pm, then it should be at three otherwise the next lecture event will be disturbed. Each lecture must be well on time so that target lectures will be completed in the target time.

Situation: a team of trainers providing technical, hands-on training leading to a professional license. The training group leader did not have the skills to do this training. Action: The leader became a performance coach/manager by focusing on eight key performance indicators that were clear and agreeable. The leader began documenting trainer behaviors that exemplified the key performance indicators. This included observing trainers, watching trainers interact with other trainers, one-one-conversations & team meetings. Every very week the manager published a report called "weekly performance notes," calling attention to 3 or 4 specific, positive, key performance indicators for each trainer. Result: Performance and teamwork flourished.

Radical Candor - Give feedback timely and frequently. My rule of thumb is to do 2-3 positives for each negative. Give positive feedback publically when you can. And make negative feedback a training situations - start with curious and find out why they didn't perform as expected. It's only after several constructive corrections and retraining that you may need to use discipline to get your point across.

Creating a safe environment for feedback and coaching individuals to their best performance is critical. Moreover, individuals also need to be heard durning all interactions with an agenda that starts with what’s on their mind. This places the dialogue in a spirit of exchange making the sessions open and interactive.

Before you provide feedback get their learning experience. Ask questions on what they could have done different. What did they learn? Sometimes others gain a benefit that you did not consider.

Coaching from my experience is underused in its purest form. It gives a higher quality awareness to those willing to use it. From my experiences with trainers they can be very sensitive to feedback so that's another great reason fot them to leverage the power of coaching. Trainers would appreciate these insights and self awareness more.

When managing a project it’s important to define the project milestones from start to finish and to identify what success at each milestone will be. This should be shared with the team to help will track progress and celebrate success.

Resource management I don't think I have enough time to share here. Hands on training doesn't have to be difficult if managed well. If time management is managed well then resources can be manged. Time influences projects success as time increases so does cost and often times quality. If we put the appropriate time in during planning we can possibly controll time and cost management.

Research how to design a solid evaluation. Take extreme care in the way you phrase your questions. Be prepared to act on the feedback you receive and do not ask any questions unless you intend to use the answers to improve the learner experience.

If you, as a leader, give your team real world training and expectations along with teaching them how to be successful through behaviors, metrics will 100% fall in line with expectations. Behaviors = metrics. Be transparent with your team on expectations and behaviors and the measurables will be there as a product.

Since it's a pool of trainers, allocate sometime after the project review to share best practices. This will help the trainers with varied perspectives. It fosters a sense of community and a common purpose. It also makes the trai ers want to do better than the others thereby bringing about a healthy competition. Small token of appreciation in these reviews will keep the morale and motivation up.

In managing a team of trainers for hands-on projects, I’ve found immersion in the learners’ work crucial. When I led non-clinical trainers in training clinicians for electronic health record adoption, we focused on understanding the clinicians’ daily tasks. 1. As an owner/ceo/boss/leader/senior you might tend to think you work hard.. as you should !! But .. your team doesn’t have to work as hard as you unless they get paid as much as you or have a direct benefit in form of shares of the company. It’s unrealistic for me to expect the same level of effort from my people. 2. Be a human. Be respectful. Be kind. Create an environment where people want to be in. Allow discussions, exchange of views without negative consequences. Let people be creative. Make objective decisions.
