Creating a baseline for where the organization is currently and then breaking down the vision of where you want to be within a specific period of time is key. It's all about creating SMART goals which can be easily visualized and then articulated clearly to your organization's personnel. Reflect on organizations core values, and understand the WIIFM (what's in it for me) factor that's going to play into the folks in the company following along your vision or rejecting it if it doesn't make sense for them.

Once you have assessed your organization’s current state, you can identify the changes that need to be made. This includes identifying the market and technology changes that are necessary for your organization to remain competitive.

Many organizations, including mine, develop a strategic plan every 3-5 years. The Strategic Plan sets goals, objectives for each goal, strategies to accomplish the objectives, and desired outcomes. The strategic plan explains why the goals matter, who is involved, what organizational processes are impacted and how everything is interconnected in advancement of the organization's vision and mission. The strategic planning exercise is a collective effort with inputs and feedback from the stakeholders, which include changes in market conditions. When the strategic plan is finalized, the leadership is responsible to ensure it is clearly communicated to every stakeholder and what is expected from each stakeholder to achieve success.

Understanding the organization's current strengths, weaknesses, opportunities and possible threats is important for everyone in the organization to get clarity early on in this endeavor. Not all opportunities make sense for every organization. Doubling down on the strengths, while understanding your weaknesses is key for organizations - just like it is for us individuals. Pinpointing opportunities in the marketplace that the organization can capitalize on and where it can have a competitive advantage should be the first thing in this stage before executing any action.

It’s important to evaluate your organization’s capacity for change. This includes assessing your organization’s resources, including financial, human, and technological resources.

The overarching goal of SWOT analysis should be optimization. Optimization involves maximizing opportunities and minimizing risks for an organization.

This has to be a methodical approach. Understanding the current skills that your people possess and where the gaps are where upskilling or strategic hiring is needed. Matching up your current capabilities and resources to match your objectives will help you understand where you need to invest, innovate or improve to achieve your goals.

Change management is tough on humans in general. The folks in your organization will have to adapt to the decisions that you are making in order to be ready for changes that your industry is facing. Having said that, monitoring the performance and feedback from your employees is going to be critical in this stage to make sure everyone is rowing together towards the same goal. Empathy plays a big part in this stage. Not just throwing out surveys to employees to fill out but really listening to what they are saying and observing user behavioral analytics to see what they are doing is important to assess if your people are on board with the changes that are being rolled out to them on a regular basis.

As goals can be varying based on changes in the market, performance monitoring and improvement should be an ongoing process with a constant feedback loop.

The culture of learning and improvement first comes with creating a sense of belonging and psychological safety In the organization. Employees should feel safe to express their thoughts, take calculated risks an experiment without the fear of repercussions. Also having a clear feedback loop is a must so the employees feel empowered and understood when you inform them of decisions and improvements based on their feedback. You don't necessarily have to implement and act on every feedback, but folks still want to know that they were heard and their ideas were considered and that's where the feedback loop becomes very important.

As part of empowering and engaging your employees, you may want to measure peoples’ individual readiness for change. Do they feel that they have the tools and resources necessary for the change? Do they have a change-positive mindset that welcomes change — or, are they resistant to the change? If the people in the organization aren’t mentally ready for the change, the operational supports (process, tech, etc.) will not be sufficient to carry the change to completion.

It’s important to communicate the plan to stakeholders, including employees, customers, and suppliers. This includes explaining the reasons for the changes, the benefits of the changes, and the impact that the changes will have on the organization.

For most change initiatives, readiness is a matter of evaluating the scale and complexity of the change against the current state internal conditions prevalent within the organisation i.e. change fatigue is a real thing, so timing absolutely matters and so does recent experience of change in the organisation. What you ultimately want to get a handle on is the balance between speed and desire - how quickly you are looking to implement the change vs the perception of the need for change.

Keep it simple. All the points 1 to 6 are worthy but are no good if the instructions are complex, full of jargon and don't get altered from feedback and lessons learned. But the best message is to practise 1 to 6 regularly and work up the team together and individually.

After the changes have been implemented, it’s important to evaluate the results. This includes assessing the impact of the changes on the organization and determining whether the changes have achieved the desired outcomes.

Reviewing lessons learned to see what worked, what did not work, and how things could be improved in the future is a very useful exercise that helps organizations improve and grow.
