1 What is MRP?

MRP is a method of planning and controlling the flow of materials and resources in a manufacturing process. It uses information from your sales forecast, bill of materials, inventory levels, and lead times to generate a production plan and a purchasing plan. The production plan tells you what, when, and how much to produce, while the purchasing plan tells you what, when, and how much to buy from your suppliers. 2 What are the limitations of MRP?

Despite its advantages, MRP is not a perfect solution for every manufacturing business. Acquiring, maintaining, and upgrading an MRP system can be costly, as it often requires a large upfront investment, ongoing fees, and regular updates. Additionally, setting up, using, and customizing an MRP system can be complex due to its many features and functions. One big challenge with MRP is that it uses forecasted demand to look into the future. That works great until the forecast is inaccurate (which all forecasts have some level of inaccuracy). Imagine you expect to sell 5 units of a product a day but one day instead of selling 5, you actually sell 6. MRP will review your inventory and suggest rushing orders so that you make up for the extra unit you sold. This can whiplash suppliers or production. The issue comes when the day after selling 6, you only sell 4. Because you expected to sell 5, you actually balanced out the overselling on the first day but now MRP is going to ask you to delay orders so that its calculations balance out which again whiplash suppliers and production.

In our business, when we implement new Kanban structures (switching to actual demand vs forecasted/planned demand as our driver) we propose pilot programs with a set end date. For our stakeholders, especially when stakeholders are skeptical of change, it provides them comfort that the new program will not be around forever (leaving them stuck with a bad process) if it is not successful. Convincing stake holders to buy into a short term trial instead of a full fledged adaptation reduces the burden of selling the project to stakeholders, lowers the risk to interrupting operations, and helps develop a culture that is more open to change!

Remember that each assembly can be different! Avoid thinking that Kanban, or MRP, or DDMRP can be implemented across all operations. For each critical area of your business, take the time to consider it individually and as part of the overall picture and decide which system is best. Its unlikely that an entire business (no matter how small) would be best optimized using just one system.
