How would you handle a scenario where a key supplier suddenly goes out of business?

I have gone through this scenario on a few occasions in my career. The first step is obviously to assess the impact on the customer orders and at the same time, communicate the stakeholders about the same. Meantime,keep the discussions on with the supplier,who has immediately gone out of business, mainly to check if he has some stock available which can suffice your immediate requirements.

Make a list of everything that is affected by the vendor going out of business. Start with the obvious and document the services or products they provided that will require a replacement solution. Then move to ancillary impacts like workflows and processes of which they were an integral part. Finally, look at the people equation and create a list of every employee and customer whose job, processes or work product will be impacted by the change in vendor. Create a complete list with every potential touch point the vendor had internally and externally with your customers.

Activate Contingency Plans: Implement pre-established backup supplier arrangements. Communicate: Inform stakeholders and customers about potential delays. Seek Alternatives: Identify and engage with alternative suppliers urgently. Negotiate: Work with remaining suppliers to cover gaps temporarily. Review Contracts: Ensure future contracts have protective clauses for such events. Learn and Adapt: Analyze the situation to improve risk management strategies.

You’ll need to have a transition plan that includes tasks for finding a replacement vendor, sunsetting the old vendor, on-boarding the new vendor and communications plans throughout the entire process. Before evaluating suppliers, define your metrics based on the most important criteria for the business. Some metrics you might track include the number of on-time deliveries, average price or number of product defects received. Each of these performance indicators can help you compare different suppliers. To understand how receptive they might be to changing business needs, you can also consider other metrics, like if vendors have available feedback channels and existing customer reviews.
