How do you use Pareto analysis to identify the root causes of waste in your processes?

I’ve used this tool as a means to focus an organization on what areas to focus process improvement work. I used Pareto charts to show avg handle time contribution (using volume and AHT) to focus efforts on those areas where aht contribution was the highest.

Pareto analysis, based on the Pareto Principle or the 80/20 rule, is a powerful tool to identify and prioritize the root causes of waste in processes. The principle suggests that roughly 80% of the effects come from 20% of the causes. In the context of process improvement, this means that a small number of factors are typically responsible for the majority of waste. To apply Pareto analysis, one begins by collecting data on various factors contributing to waste in a process. This could include defects, delays, errors, or any other relevant metrics. The data is then organized in descending order of impact, with the most significant contributors placed at the top.

Pareto analysis is an excellent tool where you can better utilize your main resources (time and budget). However, it becomes better when there is a data crossing. For example, are you having a lot of trouble in a certain region because it's a region where there are a lot of defects, or because there are more assets than other regions? So the Pareto analysis will give you a direction. Once this analysis is taken and combined with other data such as the total number of assets or defects per asset, the manager will be able to be more assertive in the allocation of resources.

A reminder on the importance of data integrity, the data you are preparing will potentially be used to communicate with internal and external customers and stakeholders. It is important to validate the data being collected. When preparing to deep dive a process the first step I take is to document the process, then I review all the known defects from the process and establish a standardized set of defect categories and sub-categories. I partner with the teams responsible for the process being evaluated and collaborate to implement these standardized defect categories ensuring the data output from the process is usable. This pre-work will enable collection of usable data for Pareto analysis that will support meaningful countermeasures.

Focus on the categories that contribute the most to the waste. These are usually the top 20% of the categories that account for 80% of the issues. Investigate the root causes within the identified categories. This may involve further data analysis, process mapping, or discussions with relevant stakeholders.

When it comes to kaizen, it is more important to have the long term primary vision in mind: human development. Pareto analysis wastes time and energy in deciding what problem to work on first. Instead, focus your energy on actually solving problems vs tracking them.

No process is free from defects. Even zero defect processes have defects. Pareto Analysis can be performed in a way that is not time intensive or intrusive, rather it is baked into a process to enable the process team members a mechanism to communicate and leverage external resources to resolve barriers they themselves are unable to resolve. An example would be a production team building a widget. The widget has an 80% first pass yield, 20% are reworked resulting in additional labor cost. Without documenting the various issues leading to rework and tracking /monitoring those issues. Any improvement introduced to the process may indirectly result in recurrence of previously resolved issues. Kaizen requires memory.

I agree. The Pareto Analysis tool (not by itself) will help a team to foster a continuous improvement (CI) culture. To help it, you want to make sure it is balance, meaning tools + competent people at all levels. Typically, associates just want to punch the clock, work, punch the clock, and go home. A CI culture cannot just be engineers and leaders driving the initiatives. It must empower the associates who touch the product and see the problem first. Who also have a solution in mind to fix it. Give them the tools and time to make it happen. Then, your culture shifts to an ecosystem that uses lean tools and each other to solve problems

I agree with using more than one tool to solve problems. The Pareto analysis is clearly one way to go after the most influential problems that have stopped flow. I like tools that are social. They are more team related. The associates closest to the problem typically have more insight and ideas to provide a countermeasure that eliminates or reduces the root cause. Fishbone diagrams and 5 Whys are two tools that have a local value that associates can follow with ease.

Pareto analysis, while effective in prioritizing problems, has its limitations. It might not reveal all factors or their interconnections, nor adapt to changing scenarios without regular updates. My experience has shown the value of integrating it with tools like fishbone diagrams for deeper root cause analysis and affinity diagrams for understanding cause relationships. This approach ensures a more holistic view of the issues at hand. Balancing the quantitative focus of Pareto with qualitative insights from other tools creates a dynamic problem-solving strategy, crucial for continuous improvement in any process.
