Start with roughs then as you get feedback from the team tweak until you get to a result that meets the brief and works well with the story. If you complete detailed concepts whilst still iterating you waste energy and cling to concepts or designs that might not work/aren’t a great fit. The story, the art and the everything has to work together hand in hand to make a great animation and the only way to do that is by being agile and iterating, developing the detail as you go.
