How do you support manufacturing project management?

For the purpose of supporting manufacturing project management in the tire industry, it involves effective planning, resource allocation, and monitoring to ensure projects are completed on time and within budget. For instance, in tire manufacturing, when launching a new product line or improving production processes, project manager use advanced software tools for scheduling and tracking tasks. Additionally, collaborate closely with cross-functional teams to address challenges like quality control, supply chain optimization, and waste reduction. Regular progress reviews, risk assessments, and clear communication channels are essential to ensure the success of such projects in the dynamic tire manufacturing sector.

In my experience, I′ve been inmerse, in the construction and commisioning of new cement production lines, as a production team, we contribute in all steps of the project, from the review of the plant layout, machinary capacities, process desing, process layout, to its start up, as a operators of the lines, we have to be involved closely in turnkey projects, to ensure that everything is running properly, or on the contrary, to rise the hand and correct some deviation on time.

In my experience with New Product Introduction (NPI) and New Capital Investment programs, effective planning and prioritization of long lead items are critical in project management. They shape the project's overall timeline and scope. Validating assumptions made during planning is essential. When estimating challenging lead times, I recommend incorporating a buffer, like doubling the initial estimate, based on confidence levels (e.g., 60%, 70%, or 80%). This buffer allows flexibility during progressive elaboration, enabling potential fast-tracking as confidence grows. Additionally, as the project unfolds, it's crucial to consider project crashing to expedite timelines when necessary.

Breaking down work into the right size is important. Too broad/long and it is hard to track. Too specific/short and you spend all of your time writing about it and not doing it. Find the right level that keeps people engaged with the team and doing the work. An important exception to this is a manufacturing project to be done during planned downtime. Here, planning is everything, and practice might even be called for. Using VR or AR can give workers experience before doing the real thing.

A crucial element in budget monitoring is accuracy. Accuracy ensures that the financial data, including expenses and revenues, are recorded and analyzed correctly. Accurate data is fundamental for making an informed decision and identifying potential issues or variances in the budget. Accuracy complements both meeting project goals and minimizing resource use by providing a reliable foundation for financial management.

Create clear project objectives, SWOT analysis , competitors & rivals anlysis , set up long & short term stregic plan depens on projects , Set up key skilled personal , apply lean manufacturing principles - apply DMAIC , sustainable practices , cross functional collaboration, inventory management, quality control , continuous improvements . Above those are the key points .

This involves defining the specific quality standards and criteria for the project and implementing quality control and assurance processes. Additionally, you should carry out regular quality audits and inspections, and gather and analyze quality data and feedback. A quality management plan can be an invaluable tool for managing quality. It is a document that outlines the quality objectives, policies, procedures, and metrics for the project, making it easier to maintain a high standard of quality throughout the project.

Communication in manufacturing is messy most of the times, you have everyone pouring in information so as a project manager, the ability to summarize the issue and then provide clear instruction to the team is crucial. I have trained and requested my team repeatedly to use SMART to explain a situation within 1 min. This is to train them to explain a situation clearly with main points, and the audience can understand fast which will result in an effective meeting. Another important point in effective communication is that everyone has to speak the same manufacturing term language, the understanding of each manufacturing/engineering term has to be aligned in order not to misunderstand each other. Human forgets, everyone knows that but they also feel that they would not forget or simply do not care if they forget. Therefore it is important to set up a problem database sort of like a scientific paper database. This is because talents may leave one day and the information can be retained within the organization. With this database, everyone can refer and learn from all the previous mistakes and the possible root cause of a defect. They could save a lot of time by learning and improve from the works of previous colleagues. They can find way to improve their processes through all these data. Another challenge, of course is to ensure the team actually spend time to review similar issue from previous works.

Using the Scrum framework to run projects utilizes a Review & Retrospective period where learning from the past and improving for the future work is required. This helps create more value at a faster rate when working through the next sprint.

Identify potential risks that can affect project success, such as delays in raw material delivery. Also, develop contingency plans to address risks, like having alternative suppliers for critical components.
