1 Define your change goals

Before you launch any change project, you need to have a clear and specific vision of what you want to achieve and why. What are the desired outcomes and benefits of the change? How do they align with your strategic objectives and values? How will you communicate them to your stakeholders and employees? Having a well-defined change goal will help you set the direction, scope, and priorities of your change efforts, as well as provide a baseline for measuring your progress and results.

Defining the outcomes is about more than defining what change is happening, which, unfortunately, is where a lot of definition stops. You need to make sure the team and audience understand why the change matters. Without that context, the change won’t be sustainable. People will quickly realize they don’t really know why things changed and if anything goes south (which it will) people will move on to something else, completely thwarting everything you set out to do. Furthermore, people can only handle so much change, so you need to make sure the change you’re making is truly worth it. You don’t want to waste your change efforts on things that ultimately don’t matter in the long run, and if you don’t define early, you’ll miss it.

It always starts with the WHY - both for your own clarity on priorities and steps ahead as well as to sell and drive change in the organization. Truly understand why change is needed and who will benefit from it. Work on that story until it's perfect - you will need it many times throughout the project. Once the WHY is clearly articulated, the next critical step is to understand and map out the obvious and hidden stakeholders and decision-makers. Know whom you need to convince and make a plan to engage. Where are they today and how do you get them where you need them tomorrow? All too often I have seen projects have a rough start or fail altogether because people jumped right into the HOW before everyone (!) had bought into the WHY.

2 Identify your change indicators

Once you have your change goal, you need to identify the key indicators that will help you track and evaluate your change performance. These are the measurable and observable variables that reflect the extent and quality of the change. They can be quantitative or qualitative, depending on the nature and context of the change. For example, you can use indicators such as revenue, customer satisfaction, employee engagement, productivity, innovation, or culture. You should select the indicators that are most relevant and meaningful for your change goal, and define how you will collect, analyze, and report the data.

As you look at indicators, you need to understand their role: are you looking at Input or Output metrics? Most projects are conceived to improve an output metric, e.g., increased productivity. However, those metrics are often outside the control of the actual change project. Also, they are typically lagging indicators. They are poor success metrics to manage project execution and steer toward success. Instead, identify the critical input metrics for your projects. For example, the increased usage of a certain tool can be an early indicator (input metric) for the productivity goal you are chasing long term. Input metrics are leading indicators for the project's success and help you course correct early if things are going the wrong way.

3 Establish your change targets

After you have your change indicators, you need to establish the specific and realistic targets that you want to achieve with your change efforts. These are the numerical or descriptive values that represent the desired level of performance or improvement for each indicator. For example, you can set targets such as increasing revenue by 10%, improving customer satisfaction by 15%, or reducing turnover by 20%. You should base your targets on your change goal, your current situation, your available resources, and your expected challenges. You should also make sure that your targets are SMART: Specific, Measurable, Achievable, Relevant, and Time-bound.

4 Monitor your change progress

As you implement your change plan, you need to monitor your change progress regularly and systematically. This means collecting and analyzing the data from your change indicators, comparing them with your change targets, and identifying any gaps, trends, or issues. At the end of your change project, or at key milestones, you need to evaluate your change outcomes and determine the impact and effectiveness of your change efforts. This means assessing the extent and quality of the change that has occurred, the benefits and costs of the change, and the satisfaction and acceptance of the change among your stakeholders and employees. You should use both quantitative and qualitative methods to measure and interpret your outcomes, such as statistics, testimonials, case studies, or stories. You should also compare your outcomes with your change goals and targets, and highlight your achievements and challenges.

6 Learn from your change experience

Finally, you need to learn from your change experience and use the insights and lessons to improve your future change efforts. This means reflecting on what worked well and what did not work well in your change process, the factors that enabled or hindered your change performance, and the feedback and suggestions from your stakeholders and employees. You should use a structured and collaborative approach to capture and document your learning, such as debriefs, reviews, or reports. You should also use your learning to identify and implement any necessary adjustments, corrections, or innovations in your change strategy, plan, or practice.

Change is hard as it always goes against the inertia of existing processes. Even if people don't like the way it is today, they usually lack the drive or appetite for risk to try out something new. The people at the frontlines are usually the ones who can make a change happen or have it fail. Leadership plays a role in setting an example and providing support, but the rubber hits the road at the end-user level. Therefore to make any successful change, you must understand the pain points and promise for the end-users. If you can address and communicate the reason why a change is needed to THEM, you have a real shot at a successful transformation project.
