How do you manage difficult team members?

There are no 'difficult' team members. There are only 'difficult' conversations to be had when two people ( the leader & team member) don't seem to see eye to eye. The solution is in the space in-between them. So assessing the situation would involve setting the highest intention for the relationship to move forward in a constructive manner dropping ego that's the obstacle.

I do believe there are difficult team members. Those difficulties may be temporary - because of a life circumstance like a divorce making a person more irritable and "triggered" emotionally, or because they have a "personality feature." When temporary, work with that person and meet them where they are at. Hold them to account for what is reasonable and work with them - over time as necessary - to get back to their "normal selves." Other people, for reasons we may never understand, have difficult personalities and they are always like that. We need to understand we aren't going to change those individuals, so trying to establish a relationship that will overcome that isn't going to work. Being task oriented, and only task oriented, is best.

Difficult team members or situation are part of people management practises. One of the key factor would be to play a role of a Leader instead of a manager. Leader gives ownership of task and exposure to an individual to a bigger forum. This helps in focusing to achieve a common goal instead of discussing the difference on approach to resolve the issues.

Get to the root cause through empathetic inquiry, active listening, and thoughtful questions. Consider all perspectives and resist jumping to conclusions. A thorough, unbiased assessment illuminates the real issues so they can be addressed constructively, not reacted to emotionally. With understanding, positive change is possible.

If we go in with the mindset that it will be a 'difficult conversation' then it is going to be a difficult conversation. Building relationships, getting to know your staff teams, learn things about them and be interested in them personally all helps when it comes to those conversations. Then they are not difficult but 'another conversation that needs to be had'. I have managed to avert those conversations by turning my interests to the individual. Choose the location carefully as neutral space is always good, the leaders office is a place of power for the leader likewise the persons space is a place of power for them so neutral is good. Being proactive and being clear about what you want from the conversation assist greatly with outcomes.

Here's an example: "What I want for you is to maintain the positive brand you’ve created & achieve your career goal of moving into management. I’ve noticed some behaviors that may impede this, which is what I wanted to bring to your attention so we can work through this together & ensure they don't impact your goals but instead, enhance your personal brand. Please know I’m sharing this with you to support you so you're positioned for your next career move. So, are you open to having this conversation?

Now you have assessed( see previous comment above), you must seek to communicate with love and empathy. No judgement. Acknowledge their current situation. Share any personal stories, offer help or recommendations. Encourage them to take time off if needed. Most importantly listen to understand and show support in every way possible. Do not divulge any personal information shared during the conversation

Remember that what you believe is 'important for' the individual to 'comply' it may not be what is 'important to' them. I have seen many professionals leaders and managers focus too much on important for like a tick box exercise and therefore miss crucial areas of movement and motivation. Consider timescales carefully and realistically with monitoring and measurable benefits rather than only hard targets as each person is different. Develop a plan that considers their own personal needs, 'important to' v 'important for' for effective and sustainable change to take place.

Too many people overlook the most essential part of the plan: Behavior Change. It great to map out metrics and milestones, but it's usually qualitative behaviors that prevent people from hitting milestones in the first place. So each plan needs to call out behavior and the response to it. You can say something like: "I know you weren't aware of how much you were interrupting people in meetings. Changing hapits doesn't happen overnight and it might be hard for you to tell when it's happening in the future. So, next time you do it, I'll 'tap you on the shoulder' in Slack and point out that it's happening so you can catch yourself."

Agreed, by adapting your approach based on the individual and the specific dynamics within your team. Provide constructive feedback, explore underlying issues, offer coaching or mentoring, set boundaries and consequences, and seek HR or management support if needed. Remember to assess each situation individually and tailor your actions to achieve the most effective resolution.

Providing coaching is truly where you can make a difference. It’s a way to clearly tell whether someone wants to make it better or just be difficult. The key is to focus on how to make it better, rather than dwelling too much on the past. It is also important to focus on the mission, vision, and values as an organization and how conflict is not in alignment.

Quite often the difficult team member may lack the self-awareness to realize they're being difficult. The only thing to stimulate self awareness are questions for them to self-reflect. 1. How would you describe your personal brand? 2. How would others describe you? 3. Can I share what I've noticed? 4. If nothing changes, how can this affect your (relationships, reputation, career)? 5. How do you want to be known? 6. What would be possible if you made these changes? 7. What’s the conversation you need to have to positively reset your relationships and create relationships of mutual support that achieves everyone’s goal? What would it sound like? 8. If I see you reverting back to toxic behavior, is it okay for me to let you know?

?? Word of caution You should absolutely mentor the team member but don't coach them. Get an external coach for them. Coaching focuses on inner work. There are various aspects of privacy which might be ”conflict of interest” with a manager being a coach.

How far should you go to save an employee who is not meeting the grade? It is different for every leader. Fixing the situation should always be your first goal but there comes a time when termination may be best for all….

The team leader needs to determine how much this difficult team member is negatively impacting the performance of their team. Based on this assessment the team leader can determine whether it is worth the time, energy and attention that will have to be spent managing this difficult team member. However, if the difficult team member falls within any of these categories: 1. They are a Diva, always demanding special attention and taking all the credit for the team’s achievements; 2. They are a Pot Stirrer, constantly creating drama and controversy; 3. They are Toxic (aka The Working Dead), whose negative attitude destroys the team’s enthusiasm and positivity The team leader, for the benefit of the team, needs to terminate them.
