In my experience, it can also be helpful o film a lesson to show the mentee what their class is doing during the lesson. Often times, new teachers are so focused on teaching their lessons, they don’t see what their students are actually doing. In addition, I like to keep goals focused around what the students are doing students and not the teacher. This takes away some pressure on the teacher and helps them focus on the main goal of teaching - student achievement.

2 Explore their vision and values

Once you have a clear picture of your mentees' current situation, you can help them explore their vision and values for their future teaching practice. You can ask them questions such as: What kind of teacher do you want to be? What are your passions and interests as a teacher? What are your core values and beliefs as a teacher? What are your long-term and short-term goals as a teacher? How do you measure your success as a teacher? These questions can help your mentees articulate their personal and professional vision and values, and align them with their goals.

3 Co-create SMART goals

After you have helped your mentees define their vision and values, you can co-create SMART goals with them. SMART stands for Specific, Measurable, Achievable, Relevant, and Time-bound. SMART goals are clear, concrete, realistic, and focused on the desired outcomes. You can use a template or a worksheet to guide your mentees through the process of creating SMART goals. You should also help your mentees break down their goals into smaller and manageable steps, and assign deadlines and indicators of progress for each step.

I believe it is important to help them to decide on their most important goal and focus on that one goal. If they are a first year teacher, they have so much to learn that you don’t want them to become overwhelmed. Have them make a list and decide together on the goal that will make the biggest difference for them this year and then break it into small steps to achieve that goal. It is helpful to decide on dates that they can work toward completing each step. By the end of the year, reflect on the progress made and determine if they need to continue with the same goal, work on something related or something completely different.

4 Provide ongoing support and feedback

Once your mentees have set their SMART goals, you should provide ongoing support and feedback to help them achieve them. You can use various strategies to support and monitor your mentees' progress, such as regular check-ins, coaching sessions, peer mentoring, action research, or online platforms. You should also provide constructive and timely feedback to your mentees, based on their performance, evidence, and self-evaluation. You should praise their efforts and achievements, acknowledge their challenges and difficulties, and suggest ways to improve and overcome them.

5 Review and celebrate their goals

Finally, you should review and celebrate your mentees' goals with them. You should schedule a time to reflect on their goals, evaluate their outcomes, and identify their learning and growth. You should ask your mentees questions such as: How did you achieve your goals? What did you learn from the process? What were the benefits and challenges of setting and pursuing your goals? How do you feel about your goals and yourself as a teacher? How can you apply your learning to your future teaching practice? You should also celebrate your mentees' accomplishments and recognize their efforts and contributions.
