"Open Innovation" is a broad term that encompasses two approaches which are actually quite distinct: innovation partnerships and crowdsourcing. Each should be handled quite differently. Innovation partnerships are often with universities, venture capital firms, or trusted suppliers. These collaborations call for open sharing of agendas, iterative cycles of joint discovery, and co-development of products (with the corporate hand growing firmer as the innovation becomes more mature). Scaling these involves going deeper as well as forging more partnerships. Crowdsourcing is about throwing the doors open to outside voices and inventors. Your agenda will be more private. In both cases, IP ownership is essential to sort out before scaling up.

I've used the so called D-E-I-I "rule" to selecting individuals to participate. 1. Decision makers, to assure that you can make decisions quickly during the process. 2. Experts, to make sure you have enough in depth understanding of the area you're innovating on. 3. Implementers that know it will be their responsibility to take the next steps and put the ideas into actions. 4. And, additionally, innovators. These are people that are good at finding new angles and a lot of ideas on almost any topic. They help the others to get novel approaches. A good way to select individuals is practically just by asking who's interested in this type of works. Some individuals don't feel comfortable with brainstorming - type activities.

Each role is pivotal: the analytical thinker to dissect complexities, the creative mind who will offer unorthodox solutions, and the pragmatist who will think about feasibility. Open innovation usually means that a big company is venturing into partnerships or M&As with smaller, more agile ones, such as startups or scaleups. Integrating such a company may not be the most difficult part, but scaling and sustaining the integration is. Small companies are by their nature more agile and more innovative, while large organisations work in rules, procedures and flows. These 2 dynamics can not intersect if the company hasn't done any work on its culture and its own internal innovation capacity. If there is no harmony between the 2 entities, usually the startup dies in few years within the organization.

start small and scale fast. This is the theory but in practice things are not easy. Having the right pool of very trusted partners / future customers is key.

Consider applying the COOPERA method: "Combining Open and Owned Innovation through External Resources and Activities." It consists of 7 steps: 1. Contextualize: Identify specific challenges for open innovation. 2. Observe: Scan for potential collaborators, and technological & market trends. 3. Orient: Determine the type of collaboration: partnerships, outsourcing, licensing, or other forms. 4. Organize: Establish the necessary organizational structures and processes. 5. Prepare: Identify potential external partners and assess their capabilities, expertise, and alignment. 6. Execute: Engage and collaborate with external partners to develop innovative solutions. 7. Reflect and Adapt: Monitor and evaluate the effectiveness.

One of my experiences of open innovation is from trying to make a startup work with a large and 'old' organisation. There might be good will from both parties with clear objectives but not enough flexibility with internal processes and policies within the large business. A good example is procurement. A large organisation most certainly will have stringent policies that a start up won't be able to comply with. So innovation practitioners need to stretch to non-obvious lengths (at first) to help other areas embed flexibility with manageable levels of risk.
