How do you handle scope creep in your SDLC?

SDLC (Software Development Life Cycle) is the end-to-end process of making a software available for use, that meets the intended business requirements. Depending on the nature, complexity, maturity of the methodology chosen, SDLC can have various stages starting from planning and identifying the requirements to delivering and managing the software (Initiation, Planning, Requirements identification, Analysis, Design, Coding, Testing, Deployment, Support, Enhancements, etc) The purpose of the SDLC methodology is to provide software that - Meets the business requirements - High quality - Low Cost - Time efficient - Support easy maintainability and enhanceability

Effectively managing scope creep in the Software Development Life Cycle (SDLC) is crucial for project success. Rigorous change control processes, clear project documentation, and regular stakeholder communication are paramount. By establishing a baseline scope, conducting thorough impact assessments for proposed changes, and obtaining formal approvals, you can minimize scope creep. Additionally, maintaining flexibility for minor adjustments while adhering to a structured change management framework ensures that projects stay on track, delivering quality outcomes within the defined scope.

In my experience, handling scope creep started with setting clear boundaries from day one. When a change request came in, I didn’t just say yes immediately. I evaluated its impact on the timeline, budget, and resources, then communicated this directly to stakeholders so they understood the trade-offs involved. Agile sprints were my go-to for accommodating necessary changes without derailing the entire project. I kept a tight backlog, constantly reviewing and reprioritizing with the team. Every change was documented and required formal sign-off—no exceptions. Regular check-ins helped us catch any scope drift early before it became a problem.

The best way is to design a RACI tool for the stakeholders, which will help the clarity of the deliverables for the project delivery team. One of the successes in my past SDLC program was to provide a prototype or user experience template of what the outcomes will look like, which has initiated feedback ahead of the delivery.

I think the term "scope creep" is in need of rebranding. The "creep" part of the term carries a negative connotation. No one wants to associate with something "creepy". However "scope change" is NOT a bad thing, on the contrary it should be embraced but carefully managed to getting out of hand. Without scope change, products and services will NOT satisfy the customer need. It is clear that change is a constant and in order to survive and thrive, organizations must be nimble and quickly adapt to changes. So let's embrace and carefully manage "scope change" and thrive. Designing a RACI chart is indeed a great way to clarify roles and responsibilities among stakeholders, ensuring everyone understands their tasks and deliverables for the project. Here’s a high-level overview of how you can design a RACI tool. Identify all the tasks involved in your project and list them down the left side of a chart. List all stakeholders across the top row of the chart. Assign roles (Responsible, Accountable, Consulted, Informed) to each stakeholder for each task: Responsible: Who will perform the task. Accountable: Who makes the final decision and has ultimate ownership. Consulted: Who will provide input and feedback. Informed: Who needs to be kept updated on progress.

Clearly define what is in and out of scope along with regular stakeholders communication on project updates and progress will help to prevent scope creep. Also maintain proper documentation for all changes and approval.

Scope creep can be caused by many things but, in my experience; I’ve seen it from either vague initial requirements or a change in the desired result once stakeholders developed a clearer view of what they wanted. I suggest for either scope creep case the introduction of the MVP (minimal viable product) solution. Which is a state between the AS-IS and the TO-BE that satisfies all parties and can be used in a phased approach which leads to follow on work that could be good enough and may be the desired end state!

Prototyping is indeed a valuable technique for aligning stakeholders with a proposed solution. It allows them to visualize and interact with a concept, leading to better understanding, feedback, and collaboration. By creating a prototype, you can demonstrate functionality, design, and user experience, which can be crucial for gaining stakeholder buy-in and ensuring that the final product meets their needs and expectations.

Minimizing scope creep requires discipline. That discipline must be encouraged at every phase. You are guaranteed to have scope creep if you do not prioritize. If scope confines are important. Then forget MOSCOW or High Medium or Low categories. This is a sure fire way to have everything be MUST or everything be HIGH. Have users force rank any list of ten or fewer items. If the list is larger then force every category to have an equal number of items. Also, force yourself as a BA and also get your stakeholders to calculate ROI on items. Plus if you have the discipline to estimate impact it will go along way to making developers feel better about estimating effort.

True agility does a great job of addressing the issue of scope creep by saying it’s not really an issue. If we’re treating requirements like they were etched into a stone tablet than we aren’t remotely agile. If we’re trying to be agile inside a heavy-weight project delivery structure with fixed requirements where a project could take months to deliver, the problem isn’t the potential for scope creep. Our process prevents true agility. That’s the problem we need to address. NOTE: Sometimes a project mindset is very difficult to avoid (ex. government contracts). Often it can be avoided though, and it’s very difficult to be responsive to the market and customer base when we’re managing change in large chunks with lots of dependencies.

Avoiding Scope Creep is a discipline. It is not a process or a technique. I believe it is a fundamental mistake to intermingle process for building product and keeping a project in scope together as if one influences the other. Probably, the best Project Management methodology for scope creep is to define the project as a two phase project initially. The fear of if I don't get insist on all of the features I think I might need, then I will never get the chance to get them build later is what delays projects and keeps scope advancing. But, you have to be honest and budget for that. If it is an insincere lie your users will sense that.

In my experience, in either waterfall or agile this is why a backlog exists. Depending on priorities and resources(people and money) in any agile methodology a changing list of requirements is what the concept was primarily made for. So things do not have to be so thought out prior to start of development. In waterfall thru the change management process which should be created as part of the stakeholder engagement/planning process, any change needs prior documentation. This documentation should comprehensively cover how changes are vetted then it’s up to the team on what kicks the can or what is needed to incorporate changes. The while SDLC lifecycle is made for proper documentation and change management of software systems.

Scope creep to me translates to not doing a good job in requirement gathering( tangible and intangible - both) , lack of understanding of the customer business, no discussions around what the customer wants to achieve ( vision) and not applying it to the requirement capture and design. Further, scope creep also at times can be driven by the urge to value add from the end customer , without realising that “Rome wasn’t built in a day” and for “garnering good value for money “, but this will lead to ultimately a disaster . One gets what we pay for and therefore , it is important to park the wish list and focus on getting the core business expectations through so that the benefit becomes apparent quickly and then the rest can trickle in .

Effectively managing scope creep in SDLC requires a blend of proactive strategies and continuous learning. My approach involves clear initial project scope definitions, coupled with regular stakeholder communications to manage expectations. Engaging in professional forums and workshops has been invaluable for gaining insights and strategies from peers. Additionally, adopting agile methodologies where possible has provided the flexibility to accommodate changes without derailing the project. This combination of clear communication, ongoing education, and agile practices has significantly improved my ability to handle scope creep, ensuring projects remain on track and within budget.

The best book to read about managing priority highly visible projects is "Death March" by Yourdon. It is written from a very developer centric place and it will also give you insight into developers and the games played with them - that will allow you to understand why they don't want to estimate. And also, why they don't like to hear terms like "Failing tests" and "Deadlines". Every project manager, scrum master, and business analyst should look up the history and the etymology of the term deadline and commit it to memory.

I think, avoiding any scope creep in SDLC would be possible only in an ideal case, in a perfect world scenario. It is like freezing and signing off the scope (requirements) that would never change, are well documented, understood and agreed upon by all the project stakeholders. I would rather say, that we should plan on how best to manage and handle any scope creep that might occur. Scope Creep could occur primarily due to - Changing business Priorities - Inefficient communication (Requirements could mean different things to different people - Lack of appropriate Stakeholder Involvement when required.

In my experience, some of the scope creeps had provided excellent top-up features which were celebrated after the deployment. So I have made it a point to listen to all the requirements that come up as scope creeps. Sometimes that little icon and link makes a world of difference.

Scope creep is the unexpected plot twist in your project's story. It ALWAYS happens so plan for it! While it can be intriguing, it often leads to chaos. The good news? Develop a project/program scope template and continue to review it on a regular basis and any changes document the impact to cost, schedule and delivery and prioritize programs accordingly. One of the challenges of SDLC is we do not revisit scope changes regularly which is frequent in Agile

I worked in an environment where interruptions were a normal course of business, and adjusted my planning accordingly. Scope creep is just another method of interruption in my mind. The mindset of those who are doing the work needs to be proactive. I couldn't trust that I would have an entire day to work on my tasks, so I had to be vigilant in organizing my day so I not only met deadlines, but had time to handle interruptions as well. Efficiency was a necessity, and projects need to be efficient if they're expected to handle scope creep. Deadlines only create stress. Project planning x amount of hours for a task almost guarantees consumption of those hours. Change this approach and communicate more often. Set expectations differently
