Experiments are a great way to deal with the uncertainty of change and help you solve complex problems in organisations. However, contrary to the suggestion of testing your ideas in a controlled and safe environment, I recommend experimenting directly in the context where the solution should be applied. Why? Because that's a more reliable way to learn if the solution works in real life and what is required to “make it stick” in people's mind and work. It's also important to create a fast feedback loop, so you can spot potential hurdles early and adjust the solution, the context or both. Of course you'd still want to minimize risk, but that can be achieved by shrinking the size or potential impact of the experiment instead.

3 How to design change experiments and pilots?

Designing change experiments and pilots requires a clear and structured approach. To begin, you must define the change goal and scope, identifying the problem or opportunity you want to address and the desired outcome or benefit of your change. Additionally, you must identify the key assumptions and beliefs that underpin your change idea, as well as the specific hypotheses or predictions that you want to test. Selecting the best methods and tools to test your hypotheses is also important. I know this is how experimentation is often done. However, this approach limits the small tests that might give us new perspectives about the change. My suggestion: start small and build incrementally upon the acquired learning. When designing experiments, I look for ways to probe the organisation either for implementing the solution or for revealing change insights. My experiments fall into these 3 buckets: 1. To verify that the solution fits people's work, and is useful. 2. To verify that the organisational culture supports the solution. 3. To remove barriers people have for adopting the solution. In addition, I want my experiments to be: easy to do, integrate with what people consider their normal work, and last for about 2 weeks.

Learning and improving from your change experiments and pilots is essential for your change success. You should review and reflect on your results and feedback to understand what worked well and what didn't, as well as identify the strengths and weaknesses of your change idea. Additionally, it is important to identify and prioritize action items, so that you can allocate resources and time accordingly. Finally, you should implement and iterate your change idea by testing and validating it in a larger scale or context, as well as monitoring and evaluating the progress and results. This will help you to adapt your change idea based on new data and feedback.
