How do you compare DMAIC to other quality improvement approaches?

The first comparison to make: Is DMAIC better than doing nothing? Then you can worry about other potential processes. Many quality improvement methods will have similar results. You usually just have to choose one and follow through.

Six Sigma, which initially started as a Goal, more so a statistical measure, eventually evolved to have a 5 Phased approach of DMAIC. Note that DMAIC applies for existing Process, not for a new process creation Define Phase is when a Problem or Project Goal is defined and a Team is formed, the PROCESS that needs to be improved or has bottleneck is identified, in this phase. Measure Phase is where the identified Process metrics are measured for a baseline. Analyze Phase is really where the potential causes are identified and data is collected to establish a cause and effect relationship. Improve Phase is where the critical few causes are tweaked to enhance the effect and see improvements. Control phase is where sustenance happens.

DMAIC (6σ), PDCA, 8D, Kaizen, Red X Methodology, Lean, and Benchmarking are all different improvement options. The best tool is the one that works for you and your organization. It's not a 1 tool-fits all solution. Some things to consider: What do your customers require? Automotive loves its 8Ds. What are you trying to do? Optimize process flow - use Lean tools. Fix a broken process - 8D Investigate a complex problem - DMAIC or Red X Grow to the next level - Benchmark How much time do you have? 8D can be completed fairly quickly, while DMAIC or Red X can take months to finish. The most important part of any improvement program is to involve the people on the ground. They see the realities of the work and provide critical insights.

Differences of DMAIC Compared to other Quality Approaches :- 1. DMAIC is typically a approach used for Common Causes and for special causes we use approaches like G8D or A3 2. DMAIC is used for existing process, for a new process, typically DFSS (Design for Six Sigma) approach of DMADV (Design, Measure, Analyze, Design, Validate) 3. DMAIC is more about variation reduction, whereas Lean is for cycle time reduction through waste elimination In my opinion PDSA cycle is used in almost all methodologies. Root Cause Analysis is also a common tool used in many different approaches.

DMAIC is just a re-presentation of PDCA or Shewhart Cycle, which Deming popularized, and later changed to PDSA. PDCA/PDSA is the fundamental "cycle" for quality / continuous improvement. Everything is a variant or re-presentation. Go to the source. Focus on PDCA. It resembles the processes of logical thought and structured problem-solving. How to choose the best quality improvement approach ? 2 Points from my experience, which i have been sharing to Quality Leaders are to take a systemic approach and ensure goals are customer centric. 1. Always take a Systemic View and see how your QMS is performing as a whole & then you can understand which part of system needs attention. 2. Quality Goals must be customer centric and not approach centric :- 2.1 We have to do 4 LSS projects in 2024 is not a helpful metric, with this line of goals, problems are force-fit to become a Six Sigma project 2.2 We have to resolve late deliveries to customer by 10%, is a better goal, this will ensure that a right method - G8D or DMAIC or DMADV is choosen to ensure tangible results to customer.

One of the most typical complaints is that the project got “stuck”. DMAIC has limitations when compared to the PMP framework in the actual management of the project. DMAIC excels in process improvement and problem-solving but lacks comprehensive project management features. Its primarily focuses on specific goals and root cause analysis, while PMP provides a structured approach for managing projects from initiation to closure, including elements like charters, risk analysis, resource management in matrix organization, and critical path scheduling. DMAIC may not be suitable for large-scale projects requiring extensive planning and resource management. The choice of methodology should align with the project's complexity and requirements.

Your best approach is to treat Lean, Kaizen, PDCA, Six Sigma, etc. as bags of tools that you can draw upon to effect change successfully. You want the right tool for the job and the job doesn’t care about what bag the tool came from.

A simple thing to always consider is : Don't work for the approaches, make the approaches work for you. i.e Don't work for QMS, make the QMS work for you, for your customers and for your organization. The single most important reason, that many organizations feel Quality approaches are not working, is because the application of Quality Improvement approaches are not sensitive to the context of the Organization. So, the main challenge for Quality Leaders is to first ensure that the approaches are working in the given organizational context.
