How do you collaborate with subject matter experts and stakeholders in your instructional design projects?

Make sure you involve them in the right way. Be clear of their role from the onset and identify clearly what their specific skillset will bring.

The approach I find very helpful is to co-create a vision of the final outcome together with the SME & Stakeholders. The idea is to first understand the stakeholders vision which, helps the SME and the designer to align their expertise that helps to contribute directly to the stakeholders goal. The next step is to lay the roadmap to reach those outcomes(action steps of the SME & designer). There are minimum chances of error as there is a constant collaboration in an AGILE way.

Respect your SME's time. Nobody has time to take on another project, so make sure you're well-organized and know exactly what you need before you contact the SME. It's easier to get input from the SME if you can break down your needs into smaller bits. Don't ask if they will help you with this project--ask them if they can contribute to/explain/review a specific topic or idea. Don't go to the same well too often. Build a network of SMEs that you can go to for different areas. Know who has what expertise. We like to think that we need senior people to be SMEs, after all, they have the most knowledge, right? But what about that newer person, that go-getter who knows their topic and is less encumbered by complex responsibilities elsewhere.

A brief that communicates the engagement commitment in detail always works. Why have we chosen to work with you? What will you be doing for us? How often will you be engaging with us? Who will you be engaging with? What are the expected outcomes? What do you stand to gain by doing this with us? Answer these in your brief and you stand a higher chance of having more SMEs (subject matter experts) commit to supporting your Instructional Design processes.

One thing which I would definitely recommend is never assume on requirements.! Use as much a prototypes as possible. Remember that content get designed for learners and not specific to learners or SMEs, so its perfectly fine to seek at times. Mutual respect is paramount. Issues should they arise, segregate it to context and not on person. focus on bigger picture on age range, target audience , expected outcome. New generation requires new ways of learning. Its perfectly fine to delight the learners with options , anytime, anywhere, any device ! byte size modules ! be abreast with latest changes in learning trends and revisit along with SME and zero down on what could be the best option. no tunnel vision please :)

Send your stakeholders and SMEs weekly, if not daily updates on progress. It's very likely that your frequent updates may remind them of a topic or issue that was forgotten and needs addressed. A win for all parties.

Yes, communication is key. Polls/survey is something I haven't used to communicate with SME's/stakeholders but will give it a try. In preparation for meetings with SME's/stakeholders I have a document template consisting of the following: SME (their background, expertise, preferred method of communication etc) problem statement target audience learning needs learning objectives expectations key takeaways Action plan (timeline, what are the next steps before next meeting). Resources (a lot of valuable links/resources are shared in meetings) I find that having all the information in one place helpful instead of tracking down emails, online conversations or continuously going back on something I may have missed.

In doing this be brief and to the point as possible. In my experience, people rarely understand the importance of the instructional designer and the whole process of building a course and maybe they don’t need to know everything. Always think about their own context, think how much they need to understand to collaborate with you effectively. Do you need them constantly? Great, explain them in few sentences why and what do you need from them. Few people have all the time in the world to hear everything about your methodology, tools, resources, etc., which doesn’t mean it is not important, but for some people is not relevant for their role.

Yes, indeed! Collaboration between SME and stakeholders are the most important aspect wherein it is the sum of all the inputs, suggestions, concerns, feedbacks for creating the best learning experience for the learners. Moreover using different tools we shall create the needed product, but wherein the emotional touchpoint will only happen when inputs are taken from the learner's perspective. So, yes the collaboration is much needed between SME, stakeholder and with the learners.

Getting the insights in an interactive way definitely helps to get different perspectives. Recording insights is crucial so taking help from an effective tool and having the sessions in a time bound goal oriented way is the key.

The key can be summed up in one word: RESPECT You must show respect for the SME in terms of their knowledge and for other stakeholders in terms of what they are bringing to the project. But equally, and often ignored, is that you also need to instil in them respect for your contribution and what you are bringing to the project. Because respect is a set of scales, it needs to be balanced. I find the best way to do this is to have an early meeting with the SMEs and stakeholders where you have a frank discussion of each person's: - Inputs/responsibilities for the project - Pain points to deal with - Ideal outcomes Once you all understand these elements for the team, you will find it a lot easier to work together.

Yes! Also, would like to mention that confirmation of input/feedback is important. In meetings things can be discussed at length. Its fresh at first, but between working on other courses and duties, info can get lost. It's important to document all that information during a meeting and send an email right after to ensure that all participants are aligned on decisions made based on the feedback received.

I like to spend time informally asking SMEs and stakeholders about their concerns, the bottlenecks they encounter, and the key messages they want to get across. I find it easier to ask questions outside of formality, people are more open and more likely to be honest. A nice cup of tea, a pint at the local or a stop at their desk, works best for me.

Most of the conflicts and challenges roots to the lack of proper communication between different people collaborating together. A solution to the same is an urgent- important Matrix(ref google) Stakeholders are plotted on the basis of their contribution and level of validation dependency. Setting up and following the Matrix from day one contributes to the culture of amazing collaboration, respect, trust.

Something else to consider as a challenge is Scope Creep. In speaking to SME’s and Stakeholders, additional unaligned problems may be surfaced and those helping you through discovery may want you to solve them at the same time. So, maintaining the initial purpose of the learning solution can sometimes be a touchy subject. SMEs and stakeholders can feel ignored and lose trust in the developer. One solution is to anticipate that this will happen and proactively plan for veering off course. Providing a Not-on-Topic bucket and a target for when they will be attended to helps S/S to remain on subject and trust the developer that they care about actually solving problems.

One lesson learned is to manage the number of SMEs that contribute and how to handle the situation where one SME is replaced by another late in the process. One concept I have used is a "Design Build Team" (DBT). One SME, one Accomplished Performer (AP), one Trainer, one Quality Inspector, and the ID. These people are core and vetted for the project to proceed and succeed. Their management is committed to the project and keeping the people available as required.

Remembering that you are a specialist in design and learning concepts, and they are a specialist in their subject. It can sometimes be tempting to avoid conflict by delivering what the Stakeholders/SMEs want but will it translate with the audience and get the results required or will it just tick a box?

This is the most difficult and important step. The stakeholder wants in a particular way but the SME thinks that they know the best. It is here that IDs work as a middleman and bring the two on the same page. At times SMEs are unwilling to accept the feedback shared and are adamant. It is important then to make them understand why such changes are required and making him/her understand the vision and the requirement. Communication is the key. Appreciating them for their work is also important. Feedback should be both positive as well as negative.

Rapport-building is a foundational component of instructional design. If you have the capacity to get to know your client personally, that is the best. If you do not have this luxury—whether through high workload or your client chooses not to communicate this way—establish your client’s strengths, their willingness to try new things, and your role as support to fill in any competency gaps. The learner experience should always be upfront. Recommend a routine check-in to discuss progress, issues, and what they can improve. In all cases, rely on their content expertise to guide instructional and design needs you may recommend. Iteration and conversation will make your support role feel effortless, even when times get stressful.

As my leader always put in simple words. Do not try hard to impress. Be yourself. A positive Rapport building can be achieved only when you demonstrate sincerity towards your work. The stakeholders and business leaders could be your life long professional partners once you make them comfortable while handling meetings and discussions. Be yourself and do good work, always give your 100 percent and you will be on your way to a successful rapport- building.

It is suggested to build a personal and out-of-work bond with SMEs to get to understand them more and also so that miscommunications can be avoided.

Since rapport is very essential, I see to it that we have a virtual community of multiple ppl who fit various roles. The daily sharing of informal things, achievements, including memes etc goes a long way in building rapport which proves to be useful at later stages. This is not whiling away time, this is time investment so that you hv a network of dependable colleagues. This takes care of all previous pointers answered.

I recognize SME and other project team member contributions to a training development project by sending them a copy of the finished work, praising their efforts, and thanking them for their time and professionalism.

One thing that I have learned in my early days as an ID has been to shift the conversation away from content overload and moving it towards achieving results. Acknowledge their expertise by asking thoughtful questions on the subject and their pain points, and try to illustrate how their expertise translates into creating a learning solution catered to the intended audience and program goals.

Clearly defined roles and responsibilities are important when collaborating with SMEs and Stakeholders. The role you play as the designer is that which “minds the science”; know your role. Also, know where the line is drawn and stay in your lane. You are in a key position to build synergy during the design process by respecting both the SME’s and stakeholder’s contributions to the success of the design.
