How do you align your vision with stakeholder needs?

"Begin with the end in mind". We'd started a greenfield tech transformation for a mobile service provider years back. They were setting shop and we partnered with them. First time for both of us. Part of my objective was to enhance their customer's experience. We deliberated & brainstormed. Our vision was eventually to scale our plans/execution to other clients as well. Working with team and helping them come forward with what they could do best and then assigning them those responsibilities made the whole orchestration come up so beautifully that we had several presenters present to this client who only ended up with a standing ovation of what the team had thought to do to help them maximize revenue, retain customers and grow the business.

In my experience you need to have a big picture and share that "vision" visibility in informal and formal ways so that people begin to understand and buy it

Here's how we can approach defining the vision: 1. Deep Understanding of Stakeholders: Our vision must align with stakeholder needs, so we actively engage them. This might involve user interviews, workshops, or surveys to understand their pain points and aspirations. 2. Collaborative Vision Building: We need to bring the team together to brainstorm and co-create a vision statement that reflects our product or service's desired future state. 3. Beyond Features, Focus on Value and Impact: Our vision is about more than just features. It's about the value we deliver and the positive impact it has on users. Is it making their lives easier? Is it solving a critical problem?

In the endeavor mentioned above, we had marked each of our stakeholders like we used to do while playing football matches in school - mark the player you're going to be pitted against in your field position. Each of my team members who had picked up a client pain-area and our value-prop/plan to provide resolution had researched each of these client individual's interests and what we thought would make each of them look good to their bosses. Turn after turn, my team came in and presented their piece while talking directly to their "mapped footballer" in the board room, using words that resonated with them, enabling instant re-call, and the 2 hour meeting ended up finishing after 4 hours - what with all the "wows" and the "hows" and "whens"!

Stakeholders extend beyond the immediate team to encompass anyone impacted by the organization’s activities. This includes customers, employees, investors, and the wider community. Identifying and categorizing stakeholders helps in understanding the various perspectives and interests that must be considered in shaping the vision.

In Agile, success resides on understanding the who and the why behind our project. Identifying stakeholders isn't just about ticking names; it's about recognizing their unique perspectives and motivations. Here's how I, as an Agile Leader, tackle stakeholder identification: 1. Mapping the Ecosystem: We create stakeholder maps that visually represent everyone with a vested interest in the project. 2. Beyond Names, Understanding Needs: What are their goals and pain points? How will the project impact them? 3. Prioritization for Effective Engagement: Not all stakeholders have equal influence. We prioritize them based on their level of impact and interest.

My team I'd mentioned above used the Agile methodology which was very nascent at that stage in terms of adoption in our firm at the time. The client had not even heard of it to the level we expected. We saw their pain areas through the Agile lens and envisioned our solutions in the same manner. Now to fit them with our client needs. Meticulously my team panned-out each of these pain areas on the board, called out each team member who wished to take up a pain area to work on it. Modified our vision as we deemed fit to fit the client needs. Not vice versa! That was the way to maximize our value to their business. While nicely aligning our preparations with their timelines, levels of expectations, and accuracy of our technology competence.

Like I'd mentioned above - the school football analogy. Map each client individually, prep for their individual area, make sure to make them look good with your solutions they'd want to showcase in their org. Articulation and storytelling has now to be better than ever. Imagine a board room full of client delegates, all whose eyes are lighting-up slot-after-slot with what each of your team members present. Conviction is another key ingredient to make your story plausible. Calling out risks on both sides shows transparency, while also calling out well-thought-of mitigation plans. What I used to say to my colleagues back in that firm: "Let the client see you on their side of the table, not the opposite side".

Client co-innovation is a great lesson I learnt in one of the great firms I worked for. For that to happen we need to win the trust of our clients + win their respect for our technology prowess. One without the other cannot manifest client collaboration in something we want to deliver value in. Weaving your way through their org and problems and then recommending sustainable and working solutions takes effort and attention to detail. Then you're treading on thin ice where you're calling out their inefficiencies without 100% access to their systems/environment/confidential info. Effectively you're going in partially blind but made to describe the whole picture. Requires technology prowess, foresight, patience and great articulation.

Few pointers are - 1.Determine the interests of the stakeholders. 2.Recognize their requirements via means of analysis and feedback. 3.Be specific in your messaging and make sure stakeholders understand your vision. 4.To improve your vision, ask for opinions and criticism. 5.Sort the demands of the stakeholders according to priority. 6.Show stakeholders why your vision is important. 7.Obtain support and buy-in by working together and being transparent.
