Creating a VSM requires you to define the scope and boundaries of the value stream, collect data on the current state, analyze it, design the future state, and develop an action plan for implementation. Begin by choosing a product or service to improve and identify the start and end points of your process. Then, observe and document the flow of materials and information, resources, inventory, waiting times, defects, and customer requirements. Use symbols and icons to represent these elements on paper or a software tool. After that, calculate the value-added and non-value-added time, cycle time, lead time, inventory turnover, process efficiency, and quality rate. Identify sources of waste and root causes of problems. Highlight bottlenecks, rework loops, excess inventory, and unnecessary steps in your process. Next, envision how you want your value stream to look like after implementing JIT production. Eliminate or minimize waste and non-value-added activities while optimizing the flow of materials and information. Utilize pull systems, kanban cards, batch reduction, continuous improvement, and quality control to achieve JIT production. Draw the future state VSM with the same symbols as the current state VSM to show expected improvements in performance. Finally, prioritize actions that will have the most impact on your value stream by assigning responsibilities, resources, deadlines, and metrics to each action. Communicate your plan with stakeholders and monitor progress regularly.
