How can you use decision-making frameworks to make informed decisions in a program?

Heard about the OODA loop? Observe, Orient, Decide, Act! I will simplify it! Check it out: first, just pay attention to what's going on, notice all the stuff around. Then, get your mind in the game, ditch any biases you might have. Next up, figure out the best move based on what you saw and thought, and finally, go ahead and make it happen. I use this framework everyday but to be perfectly honest, I do consider bias to shortcut (not recommended ;-) )

Decision-making frameworks are: 1. **SWOT Analysis:** Assess strengths, weaknesses, opportunities, and threats to inform decisions. 2. **Cost-Benefit Analysis:** Evaluate potential costs and benefits to determine the most advantageous option. 3. **Decision Trees:** Map possible outcomes and their probabilities to guide decision-making under uncertainty. 4. **Pugh Matrix:** Compare multiple alternatives against set criteria to identify the best option. 5. **Risk Matrix:** Evaluate risks based on likelihood and impact to prioritize mitigation efforts. 6. **Multi-Criteria Decision Analysis (MCDA):** Assign weights to decision criteria and rank alternatives objectively. 7. **Six Thinking Hats:** Consider decisions from different perspectives.

I go by a combined approach . Cause - effect analysis Decision tree Swot analysis Pareto Data and information will be available in all forms. Understanding / evaluating data and segmenting them in the right approach becomes important. Different data points result is to various segmented analysis . For example SWOT can be used for customer segmentation where are Pareto can be used for reduction repeat customer analysis . I also look at the approach on What if - this is from a point to point analysis. Similar to a decision tree .

Such a categorization helps in focussed thinking and prioritization of problems. But putting them in appropriate buckets you can effectively delegate decision making and team members can be empowered to make decisions on some of the simple problems. The decision-making framework I use depends on the goal I’m trying to accomplish. In this sense, I don’t necessarily have a favorite, rather I try my best to choose the right tool for the job. For instance, a fish-bone diagram is a great framework when we are trying to decide on the root cause of an accident. It is not a very good framework for deciding which house to buy. Using lean six sigma is a great framework for making decisions related to process improvements, but it is not a good framework for deciding how to achieve goals that need to be accomplished under time pressure and uncertain conditions. Systems frameworks are great for looking at problems that are cyclical, but not as great for looking at issues that are more linear.

I’ve used the SWOT analysis many times. I think it is an effective approach when doing strategic planning, a product launch, or start up business. SWOT analysis offers insight into internal and external factors that can affect strategic outcomes. In order to understand the landscape, you have to know the terrain in which you operate as well as others whether from a competitive or collaborative space.

According to me, what makes the Decision Matrix impactful is its ability to bring clarity to complex choices. According to me, the Pareto Principle, or the 80/20 rule, is a game-changer in the landscape of decision-making for programs. I feel that the brilliance of the Pareto Principle lies in its simplicity and effectiveness. In my opinion, this principle emphasizes focusing on the vital few elements that contribute the most significant impact, rather than getting lost in the trivial many. By identifying and concentrating efforts on the most critical aspects of a program, I believe program managers can optimize resources and outcomes. The Pareto Principle, to me, is not just a rule; it's a strategic mindset that streamlines decision-making, enabling teams to achieve maximum results with minimal effort.

In my professional experience of over a decade, Pareto principle is one of the key tools to problem solving. When combined with leadership by exception, it helps leaders to focus on the key issues thereby optimizing on their time and efforts. The skill though lies in identifying the 20% accurately and timely- though mathematical models can be used here but in my opinion it is the relevant experience of the program/project manager that is required to get the analysis to the finish line.

When it comes to decision making Pareto principles is a key tool. You can pareto chart to identify that 20% of causes for the 80% of problems. But how you identify that 20% causes is the key. In some cases it is available as clear data points but in other cases you need to do effective brainstorming to arrive at those causes. Many a times tools like Fish bone diagram or ishikawa diagram can be a supplementing tool towards using pareto principle

In my experience so far with Sales and Account Management, Pareto has been key principle in making informed decisions, this helps in deciding where the major actionable items lie, while simultaneously shrinking the actionable items. This is good but requires good mathematical models to get to those 20%.

DAR is infact one of the cmmi process area. Decision analysis and reporting is a very useful and simple process that can be used to take technical or management decisions. In a DAR, we list down the criteria required for evaluation and we give each criteria a weightage that is agreed by decision makers. We then evaluate each option against those criteria and weigh them. The option that gets the highest score is considered the option that is finalized.

I've found the RACI matrix to be instrumental in project or program decision-making. By classifying core and extended teams into Responsible, Accountable, Consulted, and Informed roles, it fosters a clear understanding of responsibilities, ensuring the generation of the correct output. The RACI model excels in simplicity and efficiency, swiftly establishing expectations, organizing roles, and streamlining processes across the entire project lifecycle.
