Communication is a first class object in this and many other situations. Enabling the team to use different suitable channels for collaboration and communication is a first step, you need to enable both scheduled and ad hoc touch points that invite contact at convenient times. Flexibility is useful too.

In my experience, it can be a good practice to hold a Live Working Session - a virtual simulation of an office in Google Meet or Discord, if you will, where engineers can informally discuss solutions, issues, blockers, problem someone has stuck on, approaches or in general, any exciting topic that requires brainstorming or experience sharing. 15-60 minutes a day at the same time convenient for everyone. It can be useful for maintaining a good climate in the company and synchronize the work of the team.

If working in the US but part of the team is in Europe, then 8am-10am (the early parts of your day) should be reserved for meetings since this is the only overlap. In my current role, I work from Chicago, but manage people on in NY and CA. We do our team meetings at 11am. Apart from meetings, it’s key to keep people’s working schedules in mind. Slack and Google Calendar both do a good job of informing you what someone’s working times. But the most important thing is to emphasize a CULTURE of respecting working hours. As managers, it’s critical to set a precedent for this. If I need to message someone something before I forget, but it’s outside their working hours, I schedule the message to be sent the next day.

At first do not use "time zone" concept as it is geopolitical and not business concept. Be elastic and introduce 2-20 heuristic work time rule. People loving their job can be equally effective working 5 hours a day. As to AI, introduce and use AI time-connection scheduler and generally meetings should be planned and managed like trains and railways. Team is train, company's timespace is railway. Delays are inevitable (or not? See: Switzerland with delays +/- 1-2 minutes).

It can get challenging but with the right practices, you can have effective collaboration. Here are a few things that can be adopted as good practice for any role in general - 1. Make sure you're aware of the time zones your team members are in. Use scheduling tools that display multiple time zones when planning meetings. 2. Make sure that team members are well-versed in data and privacy regulations and are consistently followed regardless of location. 3. Focus on output and results rather than the number of hours worked. Team members should be able to adjust their work schedules as per local time zones. 4. Have scheduled 1-1s and encourage team members to provide feedback on the remote work experience and suggest improvements.

One advantage of such global teams is time-sharing of compute resources. Imagine there is a GPU cluster running user tasks, a global team across Asia and NA reaps the benefit of less cuing for the resource due to different work hours. Hence less waiting for tasks to run & more productivity!

For me and my team, - Be OKAY with delay in replies, if it's not something super urgent (respect time zone difference boundaries) - Remember to note or create tasks through bots, chats, etc. Essentially utilize tools (slack, teams, etc) to it's fullest. Almost a huge chunk of meetings are nothing but crisp written communication. - Plan ahead, plan well! - Keep buffer for timelines.

Practices shared so far are applicable to any project. On ML projects we can take a distributed team in different time zones as an opportunity. Why? Because, ML algorithms need to be trained! Training is machine time and while training, honestly speaking some other steps get blocked. We all know that a project of X hours cannot be made in X/2 hours doubling the team. As some steps are sequential. So, having a distributed team... Even if a challenge in terms of communication, coordination can actually improve team performance reducing waiting times
