How can you manage group conflicts effectively?

Drawing from my experience, conflicts may stem from either task-related or relationship-related matters. Once we identify the root cause, we can engage in open and honest communication, which can cultivate a culture of trust and cooperation. Ultimately, this approach can enhance collaboration effectiveness.

My experience has taught me to first listen and then talk. Communication is not just about talking or giving opinions, it is about listening and consciously contributing. As an engineer - I always do what I used to do with Maths problems! Reverse engineer it, start by what good looks like and then process how to get there. List down your points coherently and genuinely (make sure you are giving your point and delivering it according to their point of view) Argument is about who is right, a discussion is about what is right. Sometimes, the best results come from group discussions stemmed out of disagreements

Understanding the root cause in managing group conflicts involves: 1. Encouraging open communication and creating a safe space. 2. Practicing active listening to grasp diverse perspectives. 3. Asking questions to uncover motivations and feelings. 4. Identifying potential triggers and recurring themes. 5. Exploring the historical context of conflicts. 6. Recognizing and addressing emotions associated with the conflict. 7. Establishing shared objectives and reinforcing common goals. 8. Facilitating structured dialogue to find common ground. 9. Considering mediation by a neutral third party if needed. 10. Implementing proven conflict resolution strategies or models.

From our experience it's worth looking at the level of clarity around roles and responsibilities. We cannot stress enough, how frequently the lack of these is causing conflicts in groups. While looking at the root cause, I would start here.

In my experience, conflicts often arose from overstepping into someone else's work domain or from incompatible personality types. Through structured mediation sessions, where each participant felt heard and acknowledged, we were able to discern a combination of task-related misinterpretations and interpersonal tensions. Confronting these issues directly and establishing clear boundaries proved to be key in our resolution process. To sum up, understanding the root cause of group conflicts involves more than just hearing; it requires the art of listening—especially active listening and asking open-ended questions. This approach is an invaluable tool in the conflict resolution process.

Effectively managing group conflicts often hinges on choosing an appropriate conflict resolution style. Being adaptable in my approach is key. For instance, in situations where a quick decision is needed, I may adopt a more directive style. However, in conflicts where team dynamics and relationships are at stake, a collaborative style is more effective, where all parties are encouraged to voice their concerns and work towards a mutual solution. This adaptability allows me to address conflicts in a way that is not only situationally appropriate but also conducive to maintaining a positive team environment. By carefully selecting my conflict resolution style, I’ve resolved disputes more effectively, preserving team harmony and productivity.

Before deciding on a conflict resolution method, it's always good to assess the situation. Understand the root causes, the level of emotional involvement, and the potential impact on the team. This assessment guides you in selecting an approach that fits the specific conflict.

These five styles of conflict are interesting. Collaborating and compromising are my preference for most conflicts. They both encourage relationship-building and understanding others' perspectives. But, the way it is laid out here, all five are useful in different situations. Problems arise when someone uses only one style in all situations. Managing group conflicts may involve coaching the people involved to adopt a style that better matches the situation. Is one group avoiding while the other competing or trying to collaborate? Consider how to model and encourage the behavior you want to see.

From my experience out of all the styles (competing, collaborating, compromising, avoiding, and accommodating) Collaborating helped resolve conflicts most of the time. Avoiding and accommodating style has not let to fully resolve a conflict. It just postpones the conflict for time being and will not lead to conflict resolution.

One thing I have trained my team on is to take a cooperative problem solving approach. Using conflict as a resource to get to better outcomes allows everyone to understand that some level of conflict is natural. To often we get caught up in our positions and those can mask potential solutions. Work to surface the real interests. Bob needs a bigger office. That is his position. But his real interest is in needing a space to meet with his team. There may be other ways to solve that problem once the issue is discovered and the problem properly framed. Respect each other and take the time to explore the issue deep enough to uncover the real interests. Listening is a key tool to achieve that.

I have found that it is best to establish the procedures well ahead of time. Create a charter for your team, and be crystal clear on how the process will go, what will and will not be tolerated, and what the expectations are. Handle it timely, and don't let an issue fester. Leaders who are more proactive toward the process find more success. Leaders who train their employees to do this among themselves are next-level leaders.

One aspect of organisational development is to establish what is celebrated and what is not tolerated. This will reflect itself in the way people communicate, the way people share information and collaborate, the level of innovation which is encouraged, how we reflect on things, which didn't work out, and how we give feedback in a 360 manner. The leadership team which doesn't spend enough time on establishing business values and ensuring the commitment from the team (not by announcing the values in a townhall meeting), will spend a lot of time solving conflicts which could have been prevented. The most effective technique is applied by a leadership which can communicate clearly. If this is missing, prepare for conflict solving work.

People who are effective at handling conflict consciously use behaviors that help to reduce tension and keep the focus on ??information, ??needs and ??values instead of people and their identities. Some of these behaviors are ??deep listening, ??verbalizing feelings and needs, ??crystalizing the non-controversial essence of what people share ??perspective taking, ??finding common ground and ??adapting the language used to the context of the situation.

"Feedback is a gift": I believe this for myself and explicitly encourage my team to view feedback in this way. Doing so makes giving and receiving constructive feedback easier and helps people to not take feedback as an attack on themselves or their work. Instead, feedback is an opportunity to improve the work, report, or project. Another powerful piece here is learning to communicate directly. Talking around a problem or vaguely hinting at what needs to be done or changed is rarely effective and puts a big load on the other person to somehow intuit your meaning. In contrast, clearly stating a problem or giving feedback enables the work to move forward and/or for others to provide a counter perspective.

While I agree that there does need to be a monitoring system in place, I find that placing the ownership of that process on the people directly involved is more effective than expecting the leader to do all the lifting. If the leader is driving it, it can feel punitive and like micromanaging. If the team owns it, then they can provide the relevant feedback, and it truly does become a "them" issue to resolve.

A very good point! In my experience, the real magic happens in the follow-up. It's not just about resolving conflicts but making sure the resolution sticks. Regular check-ins, feedback loops, and celebrating wins keep the team motivated and the sails unfurled. It's not always about big victories; even small progress deserves a pat on the back. Check-in after conflict management is something that most times we forget or do not plan for. Check-in and monitoring will enable the leader/management to track and see if there have been improvements and if the issue has been resolved for real. Sometimes people need time to work out and see how they can move on past the conflict stage.

Once there is an agreement to the change (a plan has been put in place), it is critical to meet with the parties to check on progress on an on-going basis.

I have found in my past work with clients it is important to use conflicts as learning opportunities. To analyse what caused the conflict and how it was resolved to prevent similar issues in the future.

Each group conflict presents a valuable learning opportunity. Conflict management is a skill honed over time, through experience and reflection on the processes that work and those that don't. After resolving a conflict (or acknowledging it's unsolvable), promptly engage in analysis with your team. Identify the key elements at play during the conflict-management session and involve your teammates in understanding what happened, what improved the situation, and what can be enhanced further. Group conflicts aren't just challenges, but opportunities―embrace them as a stepping stone to grow as a leader, improve your team's dynamics, and maximize collective learning.

Set a mediator - especially in group conflicts, having a neutral member to facilitate discussions really helps. Write things down - if it's a virtual call, share your screen, if not go to a whiteboard. Writing issues and potential solutions help teams to take the emotion out of any conflict and treat it as brainstorming or discussion sessions.

Step back and see if the groups are set to be in a conflicting situation because of the organizational design. Hence, evaluate the scenario from a big-picture standpoint vs solving it tactically. Identify the root cause holistically. Then build acceptability and the right styles to suit the people and scenario mediate to solve. Solve them before they become personal issues.

Managing conflicts is an odd way to talk about it. It feels slimey. The key is to build a foundation where conflicts are not seen as zero-sum. We need conflict, but the point is not to win, but to solve the problem and come to the best conclusion. The team and their relationship is far more important that the conflict. If you are not doing work with the team to build trust and commitment, the conflict is the least of your worries.

What I have learnt and realized is that, as a leader group conflict management needs to be resolved in an open and transparent way. If the leader, or mediator who manages conflict has any prior relationship with the group, it will be really hard and possibly might not resolve the conflict because of prerential.During the initial hearing, listening to find a neutral person who has no relation, documenting and focusing on the issue rather than a person. Giving enough and sufficient time for the hearing, do not rush the process. Being fair as much as possible to the person accused and avoiding blame rather than focusing on what did not work, what to improve and do differently.

Openness (new experiences, interest in viewpoints) had the strongest correlation with integrating conflict management style (collaborative) according to a meta-analysis (Tehrani & Yamini, 2020). Perhaps focuses on new viewpoints (before, during, after) help rather than hinder. You may not always be the model or mediator so finding peers for those in conflict can be a driver for decreasing hindrances such as emotion or cultural barriers.

My mentor told me a story about what happens when you plant an apple seed. The soil is broken apart. Everything hanging out there gets pushed around while the bud grows. We all want apples, but we don’t want to go through the process. Most people have a real problem with getting uncomfortable. I see this on a daily basis doing racial equity transformation work with foundations, corporations, and government. Those conversations will inevitably cause discomfort, because a right to comfort and fear of conflict are characteristics of white supremacy culture. But looking internally leads to a conscious evolution of our humanity. I work in fractals and this internal work at scale will lead to equitable systems change over time.

Conflicts are inevitable. They will happen and should be encouraged. We need conflict to garner the best ideas to help the organization. Focus on the team and create a culture that focuses on the actual problem and not the conflict.

If you create an environment where healthy conflict can be discussed and managed then you make dealing with major conflicts a much less common occurrence! This means you must encourage people to speak up on their opinions when they don't align and mediate micro-moment conflicts effectively then people will feel more comfortable being forthcoming with their problems before they become bigger issues. ??

The negotiation should prioritize finding a solution that is satisfactory to all parties involved (recognizing some may not truly be aligned but try to meet people where they are at). Additionally, it's important to develop a plan of action to prevent similar conflicts from arising in the future. Strive to be proactive rather than reactive....and key also is creating psychological safety.
