As the saying goes, 'Change is the only constant' and this is applicable for products.The product has to be flexible enough to the customer's changing needs to keep itself relevant in the market.For an existing product, roadmaps are typically planned for the upcoming year at a high level and then revisited at the beginning of every quarter. Implementation of the product features is then done sprint by sprint.So, any changes which impact the roadmap can be taken up at the sprint level and correspondingly, these changes are to be vetted, communicated and discussed with stakeholders during this period. This way, the product stays relevant to the market and the changes impacting the roadmap are done keeping all stakeholders actively involved.

Try to make a 6 months/1yr roadmap at high-level. But keep it open to change. Then try to fix the roadmap quarterly. And work on that. In this way, during quarterly planning, you'll have a headstart and focus on the recent themes for that quarter. Your stakeholders will also know that what may come in next upcoming quarters.

Feedback loops are crucial and a key principle I’ve used, is to start with people and end with people. By understanding people’s expectations from the very beginning can help setup measurable goals and review how you’ve met those expectations. Feedback from the beginning, during design validation and more importantly revisiting performance from live features gives you the opportunity to iterate and improve. Think about not only micro feedback loops but also company wide macro feedback loops that can help pull together a holistic view of performance.

Surveys & A/B tests are often a luxury depending on the type of product you're managing. Data can also be misleading based on the collection methodology and sampling biases that are rampant in such data collection. Nothing will ever beat 1:1 with the end users for product perspective.

Anticipating user behavior for your well-designed product is complex. Making designers observe the users real-time usage without interrupting their flow and making notes will help realise where you have deceived yourself in calling the product or a particular feature perfect. Even the user wouldn't be able to comprehend when asked for such feedback. Only relying on designers' insights here will be crucial to refine perfection. All while respecting user privacy though.

Design rapid experiments to validate them early. -Use A/B testing, MVPs, prototypes, and other low-cost experiments to trial ideas before fully building them out. -Set decision points after experiments to objectively decide next steps based on data. -Develop metrics and leading indicators to provide evidence of what's working or not. -Design roadmap initiatives as self-contained, modular capabilities to allow for changes. -Accept failures and false starts as part of the innovation process vs. signs of poor planning.

Experimentation by making sure the Coherence among the moving parts of the product remain solid, and assessing it by a pre-defined success criteria planned before the start of experimentation remains vital to understand the quality of decisions made. All this, while safeguarding the product's financial well-being, which is a whole new discussion.

Responsibility for keeping the product roadmap up to date and relevant rests with the product owner / product manager. Contributing to the road map, on the other hand, is a collaborative effort which depends on regular discussions with stakeholders, users, business people, and the developers. The roadmap is not the same as a plan in the sense of the waterfall model. It is the artifact which is used to show a common understanding to everyone involved at a high level as to what has been done, what is being done, and our best knowledge of what is to be done in the future, in roughly which order. The product road map shows the general direction of agreement by all parties involved, and changes when new facts and new consensus emerges.

One thing I've found helpful to quickly pivot a roadmap is keeping a metric to compare features against each other. This metric can be something as simple as dependency tracking, or more involved like a cost-benefit analysis. The key requirement for this metric is that it is determinable and determined for each feature on the roadmap. Having a value assigned to each feature not only helps you compare features--it also leads to more productive discussions with your stakeholders. You can justify your decisions more easily, and they can surface and test your assumptions. This should lead to everyone converging on a well-supported roadmap, and approving changes, faster.
